Revenue analyst agent that turns a week of quarterly board-pack copy and paste into a governed draft for a financial services firm on Salesforce

A custom AI data agent that reads Salesforce, the general ledger, billing and assets data through MCP connectors, assembles the quarterly board pack and a weekly executive digest from one locked metric dictionary, and answers leadership questions in plain English with the source query attached. The result is a board pack that starts as a reviewed draft instead of a blank spreadsheet, with every number traceable and every version retained for recordkeeping.

THE JOB

What The Board Pack Analyst does

Every quarter, the finance lead and a sales ops analyst at a 51 to 200 person financial services firm spend most of a week exporting Salesforce reports, pulling figures from the accounting system and the billing or assets platform, pasting them into last quarter's slides, and reconciling the numbers that do not match. The founder then finds two figures that disagree with the last board meeting and the cycle restarts. The Board Pack Analyst owns that assembly work for the leadership team. It keeps a versioned metric dictionary (new assets or bookings, pipeline by stage, win rate, net revenue retention, client attrition, revenue by product line), pulls each metric from its system of record, compares it to the prior quarter's approved figures, and produces a draft board pack with a variance note for every line that moved or was restated. Between board meetings it sends a weekly executive digest built from the same definitions and answers ad hoc questions from leadership. It is read-only, internal-only, and every output is archived so the firm can show what the board saw and where each number came from. The firm's chosen operator maintains it: fixing connectors when a Salesforce field changes, updating definitions when leadership approves a change, and reviewing accuracy each month.

PLATFORM

Custom build

The firm runs Salesforce and its board numbers depend just as much on the general ledger and billing or assets data that sit outside it, so a custom AI build is the better fit than an agent tied to a single CRM. MCP connectors give the agent governed, read-only access to each system, a warehouse snapshot freezes quarter-end figures so reviews are stable, and n8n handles the schedule, the close trigger and the archive writes. Airtable holds the metric dictionary where finance can read and approve it, Gamma (or the firm's existing slide template) produces the board layout, and Databox can serve the same metrics as a live dashboard for leaders who prefer one. HubSpot Breeze is not the right base here because the firm does not run HubSpot, and Salesforce's own agent tooling would still need custom work to reach the ledger and billing data. Because the firm wants it built and maintained for them, the design favors few moving parts that an operator can monitor and repair when fields or reports change.

TRIGGERS

What starts it

  • Quarter close: the finance lead marks the books closed in the accounting system, which starts the board pack draft
  • Every Monday at 6am: the weekly executive digest is generated and queued for the CFO or finance lead to release
  • A leadership member asks a question in the team chat or the agent's web interface (for example, 'why did pipeline coverage drop in March?')
  • A board member's follow-up question is logged after a board meeting and assigned to the agent for a sourced answer
  • A change to a tracked Salesforce field, picklist or report definition is detected by the nightly schema check
DATA

What it reads

  • Salesforce: opportunities, stages, close dates, account and household records, product lines, and opportunity history for stage movement
  • General ledger and accounting system: recognized revenue, fee income and expenses by period, as the system of record for anything financial
  • Billing, fee or assets platform: client billing runs, assets under management or advisement, and attrition events
  • Data warehouse (Snowflake, BigQuery or Postgres) holding nightly snapshots so quarter-end figures are frozen and restatements are visible
  • Metric dictionary and approved prior board figures, kept in Airtable with an owner, formula and source for each metric
  • Prior board decks and minutes, used only to match format and to check for restatements against what the board already saw
THE WORKFLOW

How it works, step by step

  1. Freeze the quarterWhen finance marks the quarter closed, n8n snapshots the relevant Salesforce objects, ledger balances and billing data into the warehouse with a timestamp. The board pack is built only from this frozen snapshot, so late Salesforce edits cannot silently change a number after review starts.
  2. Calculate from the dictionary, not from memoryThe agent queries each source through MCP connectors using the formula stored in the Airtable metric dictionary. It does not invent or adjust definitions. If a metric needs data that is missing (for example, opportunities with no product line), it reports the gap and the count of affected records instead of estimating.
  3. Reconcile across systemsIt checks known tie-outs: closed-won value in Salesforce against booked revenue in the ledger, active clients in Salesforce against billed clients in the billing platform. Any difference above the tolerance finance has set is listed with the specific records driving it, so the analyst fixes causes rather than hunting for them.
  4. Compare to what the board already sawEach figure is compared to the prior quarter's approved deck. If a past number has changed because of backdated data, the agent flags it as a restatement with the reason and the records involved, so leadership decides how to present it before a board member notices.
  5. Draft the pack and variance notesThe agent fills the standard board template (built once in Gamma or the firm's slide tool) with charts, tables and a short plain-English variance note per section. Every number carries a footnote link to its query and snapshot. Narrative judgments such as strategy or outlook are left as clearly marked placeholders for the founder.
  6. Route for review and archiveThe draft goes to the finance lead for number sign-off, then to the founder for narrative, then to the chief compliance officer for a check on any language describing performance or products. Each approved version, plus the snapshot and queries behind it, is written to the firm's records archive.
  7. Run the weekly digest and Q&A between quartersEach Monday the agent produces a one-page digest on the same definitions (pipeline movement, deals that slipped, new assets or bookings, attrition events) with a short 'what changed and why' list. Ad hoc questions get an answer, the query used, and a confidence note; anything it cannot source is returned as unanswered.
HUMANS IN THE LOOP

When a person takes over

  • Number sign-off: the finance lead approves every figure in the board pack before it moves forward, because the agent prepares numbers and the finance lead is accountable for them.
  • Restatements and definition changes: when a prior board figure would change or a metric definition needs updating, the agent stops and sends the decision to the founder and finance lead. It never edits the dictionary or past figures on its own.
  • Compliance review: any page that describes performance, returns, products or client outcomes goes to the chief compliance officer before it leaves leadership, and any request to turn agent output into investor, client or prospect material is routed to compliance rather than drafted.
  • Unresolvable gaps: when data is missing, sources disagree beyond tolerance, or a question needs judgment (for example, forecasting a large pending deal), the agent hands the question to the named metric owner with the records involved instead of guessing.
GUARDRAILS

Rules it follows

  • Internal and read-only: the agent has read access to Salesforce, the ledger and billing data and cannot write to them, send email, or post outside approved internal channels. It never produces customer-facing or outbound communications, which keeps it outside the approved-language path that FINRA and SEC rules apply to outbound messages.
  • Recordkeeping by default: every digest, draft, approved board pack, question and answer is retained with timestamps, the data snapshot and the queries used, in the firm's archive under its retention policy, so the firm can reproduce exactly what leadership and the board were shown.
  • Every number has a source: no figure appears without a linked query against a named system and snapshot. If it cannot be sourced it is shown as missing, never estimated or rounded to fit.
  • Client data minimization: digests and board materials show aggregates only. Individual client names, account numbers and personal data are excluded unless a specific question requires them and the requester's Salesforce permissions allow it.
  • Locked definitions: metric formulas live in a versioned dictionary with an owner, and only the founder and finance lead can approve changes, with the change and its effective date recorded in the board pack.
KPIS

How you know it works

  • Hours of finance and ops time spent assembling the quarterly board pack, measured against the current week-long process
  • Number of figures corrected after finance review, tracked per quarter as a measure of agent accuracy
  • Board follow-up questions answered with a sourced reply within two business days
  • Count of unflagged restatements found after the board meeting (target is zero)
  • Share of weekly digests released without manual number edits
ROLLOUT

From pilot to live

  1. Pilot: rebuild last quarter in parallelConnect Salesforce, the ledger and the billing platform through MCP connectors, write the metric dictionary with the finance lead, and have the agent rebuild the last approved board pack from a frozen snapshot. Every difference against the deck the board actually saw is explained and either fixed in the definitions or traced to a data issue.
  2. Live quarter with full reviewRun the next quarter's board pack through the agent while the team keeps its manual checks. Start the weekly executive digest for the founder and finance lead only, with compliance confirming the archive and retention setup before the pack is used.
  3. Steady state with ongoing maintenanceRetire the manual copy-and-paste process, extend the digest to the wider leadership team, and open ad hoc Q&A. The maintaining team runs nightly schema checks, fixes broken connectors, applies approved definition changes, and reviews accuracy and unanswered questions monthly with the finance lead.

How we build The Revenue Analyst (data agent) ↗

Questions about this agent

Good questions.
Straight answers.

Will this get the agent into FINRA or SEC trouble if it writes about our performance?

It is designed to stay internal. It produces leadership digests and a draft board pack, has no ability to send email or publish anything, and every output is archived with its data and queries for recordkeeping. Any page describing performance or products goes to your chief compliance officer, and any request to reuse its output in client, investor or prospect material is routed to compliance instead of being drafted by the agent.

What happens when a number in this quarter's pack disagrees with what we showed the board last quarter?

The agent compares every figure to the last approved deck and flags any change as a restatement, with the reason (for example, backdated close dates or reclassified products) and the specific records involved. The founder and finance lead decide how to present it. The agent never quietly overwrites a prior figure.

Our Salesforce data is not perfectly clean. Does that have to be fixed first?

No, but the pilot will show you exactly where it matters. The agent reports missing or conflicting data with record counts instead of guessing, so the first parallel run produces a short, prioritized list of fixes (such as opportunities without a product line) that affect board numbers. Many firms fix those few fields and leave the rest.
