Revenue analyst data agent for a HubSpot-based professional services firm that wants to end quarterly board-report copy and paste

A custom AI data agent connects HubSpot, time tracking, proposals and accounting through MCP so RevOps and partners can ask plain-English questions about pipeline, referrals and utilization and get sourced answers. It also produces a weekly executive digest and a draft quarterly board pack, replacing the week of manual copy and paste each quarter.

THE JOB

What The Revenue Analyst does

Every quarter, someone in operations at this 11 to 50 person agency loses a week pulling deal data out of HubSpot, hours out of the time tracker, invoiced revenue out of the accounting system and proposal status out of the proposal tool, then pasting it all into a board deck and reconciling numbers that never quite match. The Revenue Analyst owns that job. It works for the RevOps lead and the managing partners, answers ad hoc questions ("what share of last quarter's new revenue came from referrals?", "which partners are over 85% utilized next month?", "how many proposals are stuck in scoping over two weeks?") with numbers tied to their source, sends a weekly executive digest every Monday, and assembles a draft board pack at quarter end built on one locked set of metric definitions. It reads data, it does not change it, and it flags gaps instead of filling them in.

PLATFORM

Built on HubSpot

HubSpot is the system of record for deals, referrals and relationships, so it stays central, and HubSpot's Breeze assistant is useful for quick in-CRM questions like pipeline by stage. But the board questions that matter for an agency cross systems: utilization lives in Toggl, revenue lives in accounting, and scoping speed lives in the proposal tool. A custom AI agent connected through the HubSpot MCP server plus read-only connectors to the other tools, with n8n handling nightly snapshots into a small metrics store, can join those sources, freeze quarter figures and enforce one set of definitions. At 11 to 50 people a full data warehouse is overkill; a lightweight store and Databox for dashboards cover it, and the build-and-maintain model means nobody internal has to babysit connectors.

TRIGGERS

What starts it

  • Monday morning schedule: compile and send the weekly executive digest to partners
  • Quarter close (first business day after the accounting period is locked): build the draft board pack
  • A partner or RevOps lead asks a question in Slack or Teams, or inside HubSpot through the assistant
  • A threshold breach detected on the daily sync, such as utilization above or below agreed bands or a proposal aging past the scoping SLA
  • A HubSpot deal moves to Closed Won or Closed Lost above a set value, prompting a short note in the next digest
DATA

What it reads

  • HubSpot CRM (deals, pipeline stages, referral source and relationship owner fields, companies, contacts) via the HubSpot MCP server
  • Toggl time entries and project data for billable hours, capacity and utilization by person and client
  • Accounting system (for example QuickBooks or Xero) for invoiced and collected revenue, read-only via API
  • PandaDoc for proposal sent, viewed, signed dates and proposal value
  • A small metrics store (a Postgres database or Airtable base) holding the nightly snapshots, the metric glossary and prior board figures
THE WORKFLOW

How it works, step by step

  1. Lock the metric glossaryBefore any automation, RevOps and the managing partners agree written definitions for the 10 to 15 numbers the board actually sees: new revenue, revenue by referral source, win rate, proposal cycle time, billable utilization, realization, pipeline coverage, backlog. Each definition names its source system, field and filter. This glossary lives in the metrics store and the agent cites it in every answer.
  2. Clean the HubSpot fields the board depends onAudit referral source, original relationship owner, service line and deal value fields on the last four quarters of deals. Make referral source and service line required at the proposal stage with dropdown values, and backfill gaps with the deal owners. Without this step, referral and service line splits will be wrong no matter how good the agent is.
  3. Connect systems through MCP and a nightly snapshotUse the HubSpot MCP server for live CRM reads, and n8n workflows to pull Toggl, PandaDoc and accounting data into the metrics store each night with read-only credentials. Snapshots mean quarter-end figures are frozen and reproducible, and the agent can compare this quarter to last without re-querying history that has since been edited.
  4. Answer questions with sources attachedWhen asked a question, the agent maps it to glossary metrics, queries the right system, and replies with the number, the definition used, the date range, and a link or query reference so anyone can check it. If the question needs a metric that is not defined, it says so and offers the closest defined one rather than improvising a calculation.
  5. Send the Monday executive digestA one-page digest covering new deals and proposals sent, proposals aging in scoping, referral sources that produced work last week, utilization by partner and delivery lead for the past and next two weeks, invoiced versus forecast revenue, and anything that breached a threshold. Delivered by email and Slack, with each number linking to its source. A Databox dashboard holds the same metrics for anyone who wants to click in.
  6. Draft the quarterly board packAt quarter close the agent fills the standard board template (built once in Gamma or the firm's existing slide template) with the frozen quarter figures, quarter-over-quarter and year-over-year comparisons, and a short plain-English commentary on what moved. It produces a reconciliation sheet showing HubSpot closed revenue against invoiced revenue from accounting, with every variance listed.
  7. Route for review and log changesThe draft goes to the RevOps lead for reconciliation sign-off, then to the managing partner for narrative edits. Any manual override of a number is recorded in the metrics store with a reason, so next quarter the agent uses the corrected baseline.
HUMANS IN THE LOOP

When a person takes over

  • Reconciliation sign-off: when HubSpot closed-won value and accounting invoiced revenue differ beyond the agreed tolerance, the RevOps lead investigates (usually a scope change, a split invoice or a deal closed in the wrong period) before the figure goes in the board pack.
  • Board narrative: the agent drafts commentary, but a managing partner writes the final story, including anything about client relationships, pricing decisions or people that the data cannot explain.
  • Missing or ambiguous attribution: when a won deal has no referral source or two partners both claim the relationship, the agent lists it for the deal owner to resolve instead of assigning credit itself.
  • New metric requests: when a partner asks for a number not in the glossary, the RevOps lead decides whether to define and add it, so the board never sees a one-off calculation.
GUARDRAILS

Rules it follows

  • Read-only access to every system. The agent cannot edit deals, time entries, proposals or invoices.
  • No number without a source. Every figure states its definition, system and date range, and the agent says "I don't have that" rather than estimating or interpolating.
  • Referral and relationship credit comes only from recorded HubSpot fields. The agent never infers who sourced a client from emails, meeting notes or names, because origination credit affects partner compensation and trust.
  • Individual utilization and per-person revenue are shown only to managing partners and RevOps; the wider team digest shows team-level figures, and client-confidential deal details stay out of board materials unless a partner approves.
  • Quarter figures are frozen at close. Any later change to a closed quarter requires a logged override with a reason and approver.
KPIS

How you know it works

  • Hours spent preparing the quarterly board pack, measured against the current week of manual work
  • Number of reconciliation variances between CRM and accounting found at quarter close, trending down as field hygiene improves
  • Share of partner data questions answered by the agent without a RevOps follow-up
  • Percentage of won deals with referral source and service line populated
  • Weekly digest open and reply rate among partners, as a proxy for whether it is actually used
ROLLOUT

From pilot to live

  1. Pilot (first quarter)Agree the glossary, clean the referral and service line fields, connect HubSpot and Toggl, and run the Monday digest for the managing partners only. Rebuild last quarter's board pack with the agent and compare it line by line to the manually built version to find definition gaps.
  2. Expand (second quarter)Add accounting and PandaDoc, open question-answering to all partners and delivery leads, switch on threshold alerts for utilization and proposal aging, and produce the first live draft board pack with RevOps reconciling in parallel.
  3. Full rollout and ongoing operationThe agent drafts the board pack as standard, the manual process is retired, and the build is maintained: connector and API changes are handled, the glossary is updated when the board asks for new metrics, field hygiene is reviewed monthly, and answer accuracy is spot-checked against source systems each quarter.

Questions about this agent

Good questions.
Straight answers.

Will the board numbers match what our accountant reports?

Revenue figures in the board pack come from the accounting system, not HubSpot, so they match the books. HubSpot drives pipeline, win rate and referral splits. The agent produces a reconciliation sheet each quarter showing where CRM closed value and invoiced revenue differ, and a person signs off before anything goes to the board.

Can it show which referral sources and relationships actually drive our revenue, and how does it handle partners who both sell and deliver?

Yes, as long as referral source and relationship owner are recorded on the deal, which the pilot makes required. It reports revenue, win rate and proposal cycle time by referral source and by originating partner. For partners who split time between business development and delivery, utilization is calculated against an agreed per-person capacity stored in the glossary, so a partner's selling time is not counted as underutilization unless you decide it should be.

Our real bottleneck is proposals and scoping. Can it help there, not just report revenue?

It tracks proposal sent, viewed and signed dates from PandaDoc against HubSpot deal stages, reports how long deals sit in scoping and who owns them, and alerts the RevOps lead when a proposal passes the aging threshold. It does not write or price proposals; it shows where they stall so partners can act.
