Workflow agent for B2B SaaS marketing teams on HubSpot: multi-region nurture that books meetings when one SDR can't keep up
This agent runs segmented, multi-step nurture across three regions in HubSpot, reads trial usage and buying signals, and only routes a lead to the single SDR (or straight to a calendar) when it is genuinely ready. The result is fewer leads going cold after the first touch, faster speed to meeting, and more pipeline without hiring a second SDR yet.

What The Follow-Up Operator does
A 51 to 200 person B2B SaaS company runs a mixed motion: free trials and self-serve signups alongside demo requests and content leads, spread across three regions. One SDR covers all three, so follow-up happens in whatever order the inbox allows, time zones get missed, and trial users who hit meaningful usage never hear from a human. The Follow-Up Operator works for the marketing team and owns everything between a lead's first conversion and a booked meeting. It enrolls every new lead into the right nurture branch by region, motion (trial, demo request, content), persona and fit, writes and sends timely follow-ups through HubSpot, watches product usage and website intent, and fires stage-based triggers that either push a ready lead to a scheduling link or hand a prioritized, fully briefed lead to the SDR. The SDR stops doing first-touch and chase emails and spends time only on conversations that are likely to turn into pipeline.
Built on HubSpot
The team already runs HubSpot, and this job is mostly orchestration inside the CRM: segmentation, workflows, sequences, lead status and owner routing. HubSpot workflows and Breeze agents handle enrollment, branching, drafting and summarization well and keep everything visible on the record the SDR already works from. HubSpot falls short in three places, which is where other tools come in: Chili Piper for instant, region-aware booking at form submit; Warmly for anonymous account and visitor intent; and a small n8n layer (or a custom AI agent step) to pull product usage events from the app database or warehouse, compute activation thresholds and classify replies with more control than native options. This keeps the build maintainable by an outside team without moving the source of truth out of HubSpot.
What starts it
- New contact created from a form, trial signup or chat in HubSpot, with region and lead source set
- Trial user crosses a product activation threshold (e.g. invited teammates, connected an integration, hit a usage limit) synced from the product into HubSpot
- Known account or contact shows high intent: repeat pricing or comparison page visits identified by Warmly or RB2B
- Lead stalls: no reply or engagement after a nurture step, or a demo request goes unbooked for a set number of hours
- Closed-lost or expired-trial contact re-engages with content, email or the site after a cooling-off period
What it reads
- HubSpot CRM: contacts, companies, lifecycle stage, lead status, deal history and owner
- Product usage events (trial activation, seats, feature adoption) piped into HubSpot custom properties via the product database or a warehouse sync
- Website visitor and intent signals from Warmly (or RB2B for person-level US visits)
- Firmographic and contact enrichment from Apollo, with FullEnrich as a waterfall fallback for missing emails and phones
- HubSpot email engagement, meeting and sequence activity, plus Chili Piper booking data
- Approved messaging library: persona pain points, case-study summaries, regional compliance notes and objection answers kept in HubSpot or Airtable
How it works, step by step
- Enrich, qualify and assign a branchOn creation, the agent enriches the contact (Apollo first, FullEnrich for gaps), normalizes region from country and time zone, scores fit against the ICP, and tags motion (trial, demo request, content, re-engaged). Records that fail fit criteria go to a low-touch education branch instead of the SDR queue. Built as HubSpot workflows with a Breeze data agent or custom AI step for normalization.
- Fast first response for hand-raisersDemo requests skip nurture entirely. Chili Piper routes them to an instant booking screen at form submit with region-correct hours. If they don't book, the agent sends a personalized follow-up within minutes referencing what they asked about and the pages they viewed, then retries at regional business hours.
- Run segmented nurture by region and motionEach branch is a multi-step HubSpot sequence or workflow tuned to region (send times, language and data-residency messaging) and persona. Trial branches are usage-led: emails respond to what the user has and hasn't done in the product, not a fixed calendar. Content branches lead with education and only ask for a meeting after engagement signals. Copy is drafted by the agent from the approved library and sent from the SDR's or a regional marketing sender.
- Watch for stage changes and fire agent triggersThe agent monitors activation thresholds, intent spikes, replies and pricing page visits. When a lead crosses a defined readiness threshold, it changes lead status, pauses nurture, and either offers a direct Chili Piper booking link (for high-confidence signals) or creates a prioritized SDR task. Stalled leads move to a recovery branch instead of being dropped.
- Handle replies and classify intentInbound replies are classified (wants a meeting, question, not now, wrong person, unsubscribe). Simple scheduling replies get a booking link. Referrals to a colleague create the new contact and restart the right branch. Anything substantive, pricing-specific or negative goes to the SDR with a draft response.
- Brief the SDR and prioritize the queueEvery handoff includes a one-paragraph brief on the HubSpot record: who they are, region, motion, product usage, pages viewed, emails engaged, and a suggested opener. The SDR queue is ordered by readiness and region so the morning block covers the right time zone first.
- Report and tune weeklyA weekly summary in HubSpot (or Databox) shows meetings booked by branch and region, speed to first touch, stall points and unsubscribe rates. The maintaining team adjusts thresholds, retires weak steps and updates copy as product and positioning change.
When a person takes over
- The SDR takes over when a lead hits the readiness threshold but a direct booking link isn't appropriate (strategic account, multi-stakeholder deal, or a reply with real questions), because a person needs to qualify and shape the conversation.
- Any reply mentioning pricing, discounting, contract terms, security reviews or procurement goes to the SDR or an AE with a drafted answer, since the agent does not negotiate or commit to terms.
- Existing customers and active opportunities showing expansion signals (seat limits, new teams in the trial) route to the account owner or customer success, not to new-business nurture, so the agent never contradicts an ongoing conversation.
- Marketing approves any new nurture branch, new claim or regional messaging change before it goes live, and reviews flagged messages the agent wasn't confident about.
Rules it follows
- Suppression first: never enroll contacts with an open deal, an active customer record, a recent sales conversation, or an owner who has opted to handle them manually. The agent checks deal and owner state before every send.
- Usage-aware messaging only: trial emails reference product behavior at a general level (e.g. 'you've connected your first integration') and never expose raw usage data, other users' activity, or anything a buyer would find invasive.
- Regional compliance by default: respect consent status, regional opt-in rules and quiet hours per region; contacts without valid consent receive no marketing emails, only replies to their own requests.
- Claims come only from the approved library. No invented customer results, ROI figures, roadmap promises or competitor comparisons; if the agent can't answer from approved content, it escalates.
- Frequency caps across all branches (one combined send limit per contact per week) so a lead in multiple triggers doesn't get buried, plus an automatic stop on any reply.
How you know it works
- Meetings booked per month, split by region and by motion (trial, demo request, content)
- Median time from conversion to first personalized touch, by region
- Percentage of activated trial users who receive a sales-assist offer and the share who book
- Pipeline created from agent-nurtured leads and SDR-qualified opportunity rate on handed-off leads
- Share of SDR time spent on qualified conversations versus manual follow-up (tracked by task type)
From pilot to live
- Pilot: one region, two motionsLaunch in the region with the most leaked follow-up, covering demo-request recovery and trial activation branches only. Wire usage events into HubSpot, set suppression rules, and have the SDR review every handoff brief and every agent reply draft for the first weeks.
- Expand: all three regions and content nurtureAdd the remaining regions with region-specific send windows and compliance settings, turn on intent triggers from Warmly, add content and re-engagement branches, and let the agent send booking links autonomously on high-confidence signals.
- Operate: full rollout with ongoing maintenanceAdd expansion routing to account owners, closed-lost recapture and reply classification at full volume. The maintaining team runs a weekly tuning cycle on thresholds and copy, monitors deliverability, and updates branches when pricing, packaging or the product changes.

Straight answers.
Will this replace our SDR or just bury them in more alerts?
Neither. It takes over first touch, chase emails and nurture across all three regions, and only hands over leads that cross a defined readiness threshold, with a written brief and a priority order by time zone. Thresholds start conservative in the pilot and get tuned so the SDR's queue is shorter and better, not longer.
How does it treat trial users differently from people who downloaded content?
Trial users get usage-led nurture: emails respond to what they have or haven't done in the product, and hitting an activation milestone triggers a sales-assist offer. Content leads get education first and are only asked for a meeting after engagement or intent signals. Since buyers in SaaS research heavily before talking to sales, the agent doesn't push a demo on someone who has read one blog post.
What happens when an existing customer starts a new trial or shows expansion signals?
The agent checks for active customer records and open deals before enrolling anyone. Existing customers showing expansion signals (new team, seat limits, a second workspace) route to the account owner or customer success with a brief, and never enter new-business nurture, so expansion conversations stay with the person who owns the relationship.
