Capacity-matched workflow agent for small agencies on HubSpot: Monday target lists built around partner bench time, with scoping-ready handoffs
This agent replaces the hand-built Monday lists at an 11 to 50 person agency by reading upcoming partner and team capacity, then assembling each rep's weekly targets in HubSpot from past clients, lost proposals, moved champions and warm site visitors in the service lines that actually have room to deliver. It runs segment-specific nurture, books meetings with the right partner, and preps scoping briefs so proposals stop being the bottleneck and new pipeline lands where the firm can staff it.

What The Bench Matcher does
Every Monday morning, two or three reps at a small agency open HubSpot, export contacts to a spreadsheet, filter by gut feel and paste together a call list, often chasing work for a service line whose partners are already fully booked while another practice sits half idle. This agent owns that job for the RevOps lead. Over the weekend it pulls the next several weeks of capacity by service line from time tracking, builds each rep's target list from the segments most likely to convert into work the firm can staff, checks every name against partner-owned relationships and open deals, and enrolls approved contacts in branching nurture. It owns list assembly, segment logic, nurture enrollment, stage-based triggers (booking, scoping brief, stalled proposal nudge) and the weekly report. Reps own the conversations, partners own their client relationships and every scope and price, and the agent is built and maintained on the firm's behalf so it keeps working as service lines, people and offers change.
Built on HubSpot
The firm already runs HubSpot, so contacts, deals, sequences, workflows and saved views stay there, and Breeze helps draft and summarize inside the tools reps already open. HubSpot does not know how busy the partners are, so a small n8n layer pulls Toggl capacity and PandaDoc status into HubSpot properties, and a custom AI build handles the parts HubSpot workflows cannot do cleanly: scoring across mixed signals, writing reason codes and assembling scoping briefs from past proposals and call notes. Keeping HubSpot as the system of record means the agent can be maintained without the team learning a new tool.
What starts it
- Scheduled weekly run late Sunday that refreshes capacity data and builds Monday lists for each rep
- A service line's forecast bench time crosses a set threshold mid-week, prompting an extra targeted list for that practice
- A past client champion changes companies or a closed-lost contact revisits pricing or case study pages
- A prospect replies, clicks a booking link or books a meeting from a nurture step
- A proposal is sent and goes unviewed or unsigned past the agreed window
What it reads
- HubSpot contacts, companies, deals, closed-lost reasons, past engagement records and owner fields
- Toggl time entries and project allocations, rolled up into forward capacity by service line and partner
- PandaDoc proposal status (sent, viewed, stalled, signed) synced to HubSpot deals
- FullEnrich and Apollo for job-change signals and verified contact details on past champions
- Warmly for identified site visitors and page-level intent on service pages
- Fireflies transcripts from prior discovery and scoping calls, linked to the HubSpot company record
How it works, step by step
- Read capacity before building anythingAn n8n job pulls Toggl allocations and turns them into a simple forecast: open hours per service line and per partner for the next four to eight weeks. Service lines with little or no room are marked closed for outreach that week, so no rep spends Monday generating demand the firm cannot deliver.
- Assemble segments for open service linesA custom AI agent queries HubSpot and the signal sources for four segments: past clients whose engagement ended six to eighteen months ago, closed-lost proposals where the loss reason was timing or budget, champions who moved to a new company, and ICP-fit companies visiting service pages. Each contact gets a fit score and a one-line reason code (for example, lost on timing last spring, now hiring for the role this service supports).
- Clear conflicts and route partner-owned namesContacts in an active engagement, an open deal or an open proposal are removed. Anyone a partner owns, or any company that came in through a referral source, goes to that partner's approval queue in HubSpot instead of a rep's list. Unapproved names by Monday noon roll forward, never into outreach.
- Publish each rep's Monday listLists land as saved HubSpot views per rep, capped to a workable number, sorted by score, with the reason code, last touch, related past project and suggested opener visible on the record. Reps start Monday calling, not filtering.
- Enroll in branching nurture by segment and service lineApproved contacts enter HubSpot workflows and sequences split by segment (returning client, lost proposal, moved champion, new visitor) and by service line. Copy references the relevant past work or case study, offers only services with open capacity, and never names start dates or fees. Breeze assists with drafting variants that a rep or the RevOps lead approves before they go live.
- Fire stage triggers that feed scopingA reply or booking click routes through Chili Piper to the partner who leads that service line, honoring their calendar. Once a meeting is booked, the agent assembles a scoping brief on the deal: history with the account, prior call notes from Fireflies, two or three similar past proposals and their scope, and open questions to answer on the call. If a proposal sits unviewed or unsigned in PandaDoc past the window, the rep gets a task with a suggested follow-up.
- Report and tune weeklyMonday's report shows lists built, approvals pending, meetings booked by segment and service line, scoping calls held and proposals stalled. The maintaining team adjusts thresholds, segment rules and copy monthly, and updates service-line mapping when the firm adds or retires an offer.
When a person takes over
- Partner approval: any contact a partner owns or that came through a referral source goes to that partner before outreach, because those relationships are the firm's main revenue engine and a clumsy automated email can cost a referral stream.
- Scoping call: the agent books the meeting and preps the brief, but the delivering partner runs the conversation and decides scope, team and timeline.
- Proposal pricing and terms: the agent flags stalled proposals and drafts a nudge, but a rep or partner decides whether to adjust scope, price or timing, and sends it themselves.
- Capacity conflicts: when demand in a service line outruns forecast bench time, the agent stops new enrollments for that line and escalates to the RevOps lead and practice partner to decide whether to staff up, sequence work or pause outreach.
Rules it follows
- Never enroll or email a current client contact, referral partner or partner-owned relationship without explicit partner approval recorded in HubSpot; referral sources only ever receive thank-you or intro workflows, never sales nurture.
- Never promise start dates, team members, rates or scope in any message; offers stay at the level of services and relevant past work, and anything specific is held for the scoping call.
- Pause outreach for any service line whose forecast capacity falls below the set threshold, so the firm does not sell work it cannot staff and burn utilization on overflow.
- Exclude anyone with an open deal, open proposal or active engagement, and enforce per-contact touch limits and sending caps to protect domain reputation.
- Escalate instead of guessing when capacity data is missing or stale, ownership is unclear, or a reply mentions a complaint, a contract issue or a competitor relationship.
How you know it works
- Rep hours spent building lists each week, compared with the pre-launch baseline the team logs
- Meetings booked per week from agent-built lists, broken out by segment and service line
- Scoping calls held per partner and the share that progress to a sent proposal
- Time from scoping call to proposal sent, and from proposal sent to signed
- Share of new pipeline value in service lines with open forecast capacity
From pilot to live
- Pilot (one service line, one rep)Connect Toggl capacity, clean owner and engagement fields in HubSpot, and build the four segments for the practice with the most bench time. The agent produces the Monday list in shadow mode for two to three weeks while the rep still builds their own, so the team can compare quality and fix scoring and conflict rules.
- Live on two service lines with nurtureSwitch the rep to agent lists, turn on partner approval queues, launch segment nurture and Chili Piper routing, and start generating scoping briefs. Review every brief with the partners for the first month and tune what they actually use.
- Full rollout and ongoing maintenanceExtend to all reps and service lines, add the stalled-proposal trigger and the mid-week capacity trigger, and move to monthly tuning of thresholds, copy and segment rules, with the maintaining team handling breakages, field changes and new offers.

Want The Bench Matcher built for you?
Our experts build it inside your stack. Then we hand it off, maintain it, or operate it with you. Agents and programs get better with tuning, so most teams keep us on to run them. Bring this blueprint to a scoping call.

Straight answers.
Our partners are protective of their clients. How do we stop the agent from emailing someone a partner has known for ten years?
Ownership is checked before any list is published. Contacts owned by a partner, sourced by a referral partner or tied to an active engagement never reach a rep list or a nurture workflow; they go to that partner's approval queue, and if the partner does nothing they simply roll forward. Partners can also mark whole accounts as do-not-automate.
Our time tracking is messy. Can the capacity matching still work?
It works with rough data as long as allocations exist for the next few weeks. The pilot starts by agreeing a simple rule (for example, planned hours per person per service line) and the agent treats missing or stale data as a reason to escalate rather than assume capacity. Accuracy improves as the team keeps allocations current, and the weekly report shows where data is thin.
What does build and maintain actually cover after launch?
The maintaining team keeps the integrations running, fixes anything that breaks when HubSpot fields, pipelines or Toggl projects change, retunes scoring and capacity thresholds monthly, refreshes nurture copy and case study references, and adds or retires segments when you launch or drop a service. Your team approves copy changes and new segments, and reps and partners keep owning every conversation, scope and price.
