Cold demo-request rescue workflow agent for small healthcare software vendors on HubSpot: role-split recovery nurture and stage triggers for clinical, IT and finance buyers

This agent works the demo requests that a next-day reply already lost: it sweeps unbooked and stalled requests in HubSpot, figures out who the requester is in the buying group (clinical lead, IT and security, operations or finance), and runs role-specific recovery nurture that answers the question actually stopping each one from booking. It fires rep, security and clinical-review handoffs at the stages where a meeting can move, so fewer requests die between form fill and first call and more become pipeline, with PHI kept out of every prompt and log.

What The Demo Rescuer does

A 30-person company selling software to clinics, hospital departments and life sciences teams gets steady inbound demo requests, but the one or two people who answer them also run demos and onboarding, so replies go out the next business day. By then about half the requesters have stopped responding: the practice manager moved on, the IT director wants a security packet before giving time, or the clinical lead needs proof the product fits their workflow. The RevOps team does not need another instant-reply bot alone. It needs a workflow agent that owns the whole stretch from request to held meeting for anyone who has not booked, including the backlog of requests that already went cold. The agent classifies each requester by role and organization type, runs a branching recovery sequence per segment, triggers the right human at key stages (security review, clinical question, procurement, no-show), and keeps the HubSpot record clean so reps see exactly why a request stalled. Hacking Demand's model here is build and maintain, so the plan assumes someone keeps the branches, content library and PHI filters current as the market and product change.

PLATFORM

Built on HubSpot

The team already lives in HubSpot, so the recovery branches, sequences, task creation, properties and reporting belong there, where reps already work and RevOps can audit every step. HubSpot workflows handle enrollment logic and timing well, and Breeze features can help with record summaries for reps once you confirm what your tier covers under a BAA. The parts HubSpot does not do well on its own, PHI screening before any AI step, multi-signal stall diagnosis and controlled backlog sweeps, sit in a custom AI agent orchestrated by n8n (self-hosted so data stays in your environment), with Chili Piper for role-based routing and booking and Warmly for return-visit signals.

TRIGGERS

What starts it

  • A demo request reaches 24 hours in HubSpot without a booked meeting (the moment the current process typically loses it)
  • A requester replies with an objection or prerequisite, such as asking for a security questionnaire, BAA, pricing range or reference customer
  • A booked demo is no-showed or canceled without rescheduling
  • A previously cold demo requester returns to the pricing, security or integrations pages (detected by visitor identification)
  • Weekly backlog sweep of demo requests from the last 90 days that never reached a held meeting
DATA

What it reads

  • HubSpot contacts, companies, deals, form submissions and meeting outcomes
  • Demo request form fields (role, organization type, EHR or system in use, team size), with free-text screened for PHI before any AI step
  • Warmly visitor and buying-signal data for return visits to pricing, security and integration pages
  • FullEnrich for filling missing title and company data on requesters who used thin form entries
  • Approved content library in HubSpot (security packet summary, integration one-pagers, clinically reviewed workflow stories, case summaries cleared for use)
  • Chili Piper routing rules and rep calendars for booking and reschedule links
THE WORKFLOW

How it works, step by step

  1. Screen and classify the stalled requestWhen a request hits 24 hours unbooked, an n8n workflow pulls the record from HubSpot, runs the free-text fields through a PHI pattern filter (names with dates, MRN-like strings, diagnoses, patient references) and redacts or quarantines anything flagged before a custom AI agent sees it. The agent then tags role (clinical, IT and security, operations, finance or executive) and organization type (independent practice, health system department, payer, pharma or biotech, medtech) using form data and FullEnrich where fields are thin.
  2. Diagnose the likely stall reasonThe agent reads email replies, page visits from Warmly and form answers to assign one stall reason: no time, needs security assurance first, unsure of clinical or workflow fit, needs budget context, or wrong contact. The reason and confidence are written to a HubSpot property so reps and RevOps can see why each request is stuck.
  3. Enroll in the matching recovery branchEach role and stall-reason pair maps to a short HubSpot sequence or workflow of three to five touches. IT and security contacts get the security overview and an offer of a 20-minute technical call; clinical leads get a workflow walkthrough built only from clinically reviewed modules; practice managers get a short video and a two-slot booking offer; finance gets a scoped, non-price value summary and a call offer. Every touch carries a Chili Piper link routed to the right rep or solutions engineer.
  4. Fire stage triggers to humansSpecific events create HubSpot tasks with a context brief: a request for a BAA, security questionnaire or pen test summary goes to the security owner; any clinical or outcome question goes to the clinical reviewer; a pricing or contract question with a qualified fit goes to the account executive; a second stakeholder joining the thread prompts the rep to propose a group demo.
  5. Recover no-shows and cancellationsA no-show or unrescheduled cancel starts a separate branch: same-day reschedule link, a short recap of what the demo would have covered for their role, then a final check-in after five business days. Two no-shows route the contact to a rep for a personal call instead of more automation.
  6. Sweep and re-score the backlog weeklyEvery week the agent reviews the last 90 days of unbooked requests, closes out bad-fit or wrong-contact records with a reason, and re-enrolls only those with a fresh signal (return visit, new stakeholder at the same organization, reply). It keeps a cap on weekly re-enrollments so reps are not flooded.
  7. Report and tuneA weekly summary to RevOps shows recoveries by branch, stall reasons trending, and touches that drew no engagement, with suggested edits to branches or content queued for human approval before anything changes.
HUMANS IN THE LOOP

When a person takes over

  • Security owner takes over whenever a requester asks for a BAA, security questionnaire, data flow diagram or audit report, because these answers carry contractual weight and must come from a person.
  • Clinical or regulatory reviewer handles any question about outcomes, clinical efficacy, patient safety or regulatory status, since the agent may only send pre-approved claims and must not improvise clinical statements.
  • Account executive takes the thread when a qualified buyer asks about pricing, contract terms or a pilot, or when a second decision maker joins, so the conversation becomes a real opportunity with a named owner.
  • RevOps lead reviews any record quarantined by the PHI filter and decides how to respond and whether the data needs to be purged from HubSpot.
GUARDRAILS

Rules it follows

  • PHI never enters prompts or logs: free-text is filtered and redacted before any AI step, flagged records are quarantined for human review, and AI processing runs only in services covered by a signed BAA or on data confirmed to contain no PHI. Confirm in writing whether your HubSpot tier and any AI features you enable are covered before turning them on.
  • Clinical claims come only from a library of modules approved by a named clinical or regulatory reviewer, with a review date on each; the agent cannot write new claims or alter approved wording.
  • The agent does not answer security, compliance or contract questions itself; it acknowledges, sets an expectation, and hands off.
  • Contact caps and suppression: no more than one automated touch per business day per contact, immediate stop on any reply, unsubscribe or human reassignment, and no enrollment of existing customers or open-deal contacts without owner approval.
  • All agent actions, classifications and messages are logged to the HubSpot timeline (with PHI-free content only) so RevOps can audit any decision.
KPIS

How you know it works

  • Share of demo requests that reach a held meeting within 10 business days
  • Recovered meetings from requests that were unbooked at 24 hours, tracked by recovery branch
  • No-show recovery rate (no-shows that rebook and hold)
  • Pipeline created from recovered demo requests, measured as deals and amount in HubSpot
  • Time from security or clinical question to human response
ROLLOUT

From pilot to live

  1. Pilot: backlog and one segmentBuild the PHI filter, the stall-reason classifier and recovery branches for the single largest segment (for example independent practices). Run the 90-day backlog sweep in a capped batch with every message reviewed by a rep before send for the first two weeks, and validate that classifications match what reps see on calls.
  2. Expand to all roles and stage triggersAdd the IT and security, clinical, finance and life sciences branches, switch reviewed branches to automatic send, and turn on stage triggers to the security owner, clinical reviewer and account executives. Add the no-show recovery branch and Warmly return-visit signals.
  3. Full operation and maintenanceRun the weekly sweep and report as standard practice, schedule a quarterly review of the clinical claims library and PHI filter patterns, and retire or rewrite branches that stop producing meetings. The maintaining team handles content updates, routing changes when reps join or leave, and HubSpot or integration changes.

How we build The Workflow Operator (workflow agents) ↗

Questions about this agent

Good questions.
Straight answers.

Our demo form has an open notes field and people sometimes describe patient situations. How does the agent avoid touching PHI?

Every free-text field passes through a PHI filter in n8n before any AI step. Anything that looks like patient identifiers or clinical details is redacted or the whole record is quarantined for a person to handle, and no AI model ever sees the original text. Better still, the pilot should also tighten the form itself (structured picklists and a note telling visitors not to include patient information) so less sensitive text arrives at all.

Won't fixing our reply time solve this? Why do we need recovery nurture?

Faster first replies help, but they do not address why many healthcare buyers stall: IT wants a security packet, clinical leads want proof of fit, and finance wants context before giving time. This agent focuses on those reasons, works the backlog that already went cold, and handles no-shows, which an instant reply does not touch. If you have not yet fixed first-response time, do that alongside this build.

Who keeps this working when our reps, content or HubSpot setup changes?

Under a build and maintain model, the maintaining team owns routing updates when reps change, branch and content edits, quarterly reviews of the PHI filter and clinical claims library, and fixes when HubSpot or connected tools change. Your RevOps lead approves changes from the weekly report, and your clinical reviewer still signs off on any claim before it is used.

MORE WORKFLOW AGENTS BLUEPRINTS
RevOps / operations · Ecommerce / DTCHidden trade-buyer workflow agent for DTC ecommerce brands on HubSpot: turns repeat business orders from the consumer checkout into trade-account meetings for one SDR covering three regionsThis agent mines the store's order history for businesses already buying through the consumer checkout (cafes, salons, studios, offices, small retailers), confirms they are real business buyers, and runs region-specific nurture in HubSpot that invites them into a trade account. It pauses whenever a buyer has an open order, return or shipping issue, throttles around peak season, and hands the single SDR a short list of trade conversations worth a call, so follow-up stops depending on one person's memory and turns into booked meetings and pipeline.RevOps / operations · Financial servicesPlan-year-timed second-touch workflow agent for retirement plan advisory firms on HubSpot: backlog waves sized to advisor calendars and a permanent no-single-touch ruleThis agent drains a backlog of thousands of one-touch employer leads in HubSpot in controlled waves, sized to how many meetings the registered advisors can actually take each week and timed to each employer's plan-year window. It also installs a standing rule so no new lead ever stalls after one touch, and every message comes from a compliance-approved library and is archived, so more meetings and pipeline come without new recordkeeping risk.RevOps / operations · Manufacturing / industrialProject-timed nurture workflow agent for small industrial manufacturers on HubSpot: clears the post-show lead backlog and follows each buyer's spec and approval timelineThis agent clears the weeks-old pile of trade show leads at an 11 to 50 person industrial manufacturer, then runs nurture that follows each buyer's project timeline (spec, submittal, quote, approval) instead of a generic drip. It watches for spec-stage signals like drawing downloads, sample requests and quote questions, checks the ERP and distributor coverage, and fires a rep, engineer or channel-partner handoff at the moment a meeting can actually move pipeline.
