Delivery-friction churn agent for DTC ecommerce success teams with 200-customer books on HubSpot
The Retention Specialist scores every subscriber and high-value repeat customer nightly from order cadence, subscription skips, shipping exceptions, returns and ticket themes, so a success rep carrying 200 customers sees the ones quietly drifting after a late box or a bad return, not just the ones who email in angry. It matches each risk level to a pre-approved save play (fix the delivery problem, swap the product, adjust the cadence, or a capped make-good offer) and adjusts its baselines for seasonal peaks so it never mistakes a holiday slowdown for churn.

What The Retention Specialist does
A direct-to-consumer brand with 11 to 50 people sells consumables on subscription and through repeat orders. The support queue handles thousands of order status, return and shipping questions, and each customer success rep also owns a book of about 200 high-value customers (top subscribers, VIP repeat buyers and a few small-business reorder accounts). Today reps only see the customers who write in loudly. The quiet ones skip two shipments, have a package sit at a carrier depot for a week, return an item without complaint, and then simply cancel. The Retention Specialist works for those reps and the support lead. It owns the health score on every assigned customer in HubSpot, watches for delivery friction and buying-rhythm breaks that customers never mention, ranks each rep's book every morning, and attaches a matched save play to each at-risk customer. It drafts the outreach and the reorder or cadence fix, but a rep approves anything that involves money, a policy exception or a personal call. Because the team asked for it to be built and maintained, the scoring weights, seasonal baselines and save plays are tuned on a set schedule rather than left to drift.
Built on HubSpot
The team already runs support and customer records in HubSpot, so the health score, rep views, tasks and save-play sequences belong there where reps work every day. Breeze Customer Agent can absorb the routine order status and return questions that dominate the queue, which frees reps to work their ranked lists. HubSpot falls short on joining order, subscription and carrier events into a per-customer rhythm with seasonal adjustment, and on reading messy ticket text for the real cause, so a light n8n layer handles the data joins and a Claude step handles cause classification and drafting, writing results back into HubSpot properties. This keeps one system of record for a small team while giving the scoring the ecommerce context it needs.
What starts it
- Nightly scoring run after the ecommerce platform and subscription app sync orders, skips, pauses and cancellations into HubSpot
- A carrier tracking event for an assigned customer turns into an exception (delayed more than a set number of days, returned to sender, marked delivered but disputed)
- A return, refund request or second consecutive subscription skip is logged for a customer in a rep's book
- A support ticket on an assigned customer closes with negative sentiment, or the same issue repeats within 30 days
- A post-delivery survey or review comes back at or below the detractor threshold
What it reads
- HubSpot CRM and Service Hub (contacts, owner assignment, tickets, ticket conversations, email engagement, lifecycle and custom health properties)
- Ecommerce platform order data synced to HubSpot (order dates, order value, products, discount codes used, returns and refunds)
- Subscription management app data (next ship date, skips, pauses, cadence changes, cancellation reasons)
- Shipping and carrier tracking feed via a tracking aggregator or 3PL webhook (exceptions, delivery delays, lost parcels)
- Zonka Feedback post-delivery and post-ticket surveys (CSAT, NPS, open-text comments)
- A seasonal baseline table (stored in a HubSpot custom object or Airtable) holding expected order and ticket volume by week for the last two years
How it works, step by step
- Pull and normalize the night's signalsAn n8n workflow collects new orders, skips, pauses, returns, carrier exceptions, tickets and survey responses for every customer with an assigned CS owner, matches them to the HubSpot contact by email and order ID, and writes clean event records. Customers that cannot be matched with confidence go to a review list instead of being scored.
- Score each customer against their own rhythm, adjusted for seasonThe score compares each customer to their personal reorder interval and order value, not a store-wide average, then adjusts for the seasonal baseline (a later reorder in the post-holiday lull counts less than the same delay in a normal month). Weighted inputs include skips and pauses, days past expected reorder, delivery exceptions in the last 60 days, return rate, repeat tickets, ticket sentiment, survey scores and growing dependence on discount codes. The result writes to a HubSpot health score property with a level (healthy, watch, at risk, critical) and the top three reasons in plain English.
- Classify the cause, not just the riskA Claude step reads recent ticket threads, survey comments and cancellation notes and tags the likely driver: delivery failure, product fit, too much product (cadence too fast), price, or service experience. This matters because a customer drowning in unused product needs a cadence change, not a discount, and a customer whose last two boxes arrived late needs a shipping fix and an apology, not a product pitch.
- Match a save play to level and causeWatch: queue an automated, rep-voiced check-in through HubSpot or Omnisend offering a cadence change or product swap. At risk: create a HubSpot task with a drafted personal email that names the specific issue (for example the delayed shipment and its current status) and proposes the fix. Critical: create a priority task for a call or personal note within one business day, with a capped make-good option from the approved offer list for the rep to choose. Delivery-driven risk also opens a ticket to the ops contact so the root cause gets fixed.
- Deliver a ranked morning list to each repEach rep gets a HubSpot view and a short digest of the 10 to 15 customers who need attention today, sorted by risk and customer value, each with its reasons, the drafted play and one-click task creation. Loud customers who already have an open ticket are labeled so reps can see who is new and quiet.
- Watch the outcome and close the loopAfter each play, the agent tracks whether the customer reordered, resumed, changed cadence or cancelled within the follow-up window and logs the result on the contact. Monthly, it reports which plays worked by cause so the maintainer can retire weak plays and reweight the score.
When a person takes over
- Any refund, credit, free product or discount above the self-serve cap goes to the rep for approval, because make-goods cost margin and must follow policy
- Critical customers whose risk is driven by a lost or damaged shipment are handed to the rep and the ops or 3PL contact together, because only a person can promise a reship and chase the carrier
- Customers who mention a health reaction, allergy, product safety issue or legal complaint in a ticket or survey are pulled out of all automated plays and routed to the support lead immediately
- Small-business reorder accounts with a large drop in order size go to the rep for a phone conversation, since the cause is often a change at their business that email will not surface
Rules it follows
- Seasonal awareness is mandatory: scores are always read against the seasonal baseline, and during declared peak windows (holiday, major sale events) only critical alerts reach reps so the team is not buried while ticket load spikes
- The agent never states a delivery date, reship or refund it cannot confirm from live carrier or order data; if tracking is stale it says the shipment is being checked and hands the promise to a person
- Make-good offers come only from a pre-approved list with per-customer caps and a cooldown period, so the agent cannot train customers to skip orders in exchange for discounts
- No customer receives more than one save-play message per set window, and anyone who has unsubscribed from marketing receives only service messages tied to an actual order issue
- All drafted messages follow the brand voice guide and are logged on the HubSpot contact; no customer payment data or full addresses are sent to the language model, only order IDs, dates and status
How you know it works
- Subscription and repeat-buyer retention rate for customers in assigned books, compared with the period before launch
- Share of cancellations that were flagged at risk at least two weeks before cancelling (the quiet-churn catch rate)
- Save rate by play and by cause (customers who reorder, resume or adjust cadence instead of cancelling)
- Make-good cost per saved customer, tracked against the approved offer budget
- Rep time spent on proactive outreach versus reactive tickets each week
From pilot to live
- Pilot on one rep's bookConnect order, subscription, carrier and survey data to HubSpot, build the score from the last 12 to 24 months of history, and back-test it against customers who actually cancelled. Run it in shadow mode for one rep's 200 customers for several weeks so the rep can mark alerts as useful or noise before any message is sent.
- Turn on plays for the full teamEnable the ranked morning list and drafted plays for all reps, starting with watch and at-risk levels, with every message approved by a rep. Add the critical tier and the ops handoff for delivery failures once the drafts are consistently accurate. Load the seasonal baseline before the next peak period.
- Operate and maintainMove proven watch-level check-ins to automated send. The maintainer recalibrates weights monthly using save outcomes, refreshes seasonal baselines before each peak, updates the approved offer list with the support lead, fixes broken syncs when the subscription app or carrier feed changes, and reviews a sample of drafts for accuracy and tone.

Good questions.
Straight answers.
Our support volume triples in November and December. Won't the agent flag everyone as at risk?
No. Each customer is scored against their own reorder rhythm and against a seasonal baseline built from your past two years of orders and tickets, so a slower reorder or an extra ticket during a known peak is weighted lower. During declared peak windows the agent also suppresses watch-level alerts and only sends critical ones, so reps are not buried when the queue is already full.
Most of our tickets are 'where is my order.' How does the agent turn that into a churn signal instead of noise?
A single order status question is not a risk signal by itself. The agent looks for patterns: a carrier exception that lasted days, a second late delivery within 60 days, or a status question followed by a skipped shipment. Those combinations move the score. Routine status questions can be handled by Breeze Customer Agent so they never reach a rep at all.
What does keeping it working actually involve once it is live?
Monthly recalibration of the score weights against which customers actually cancelled, a seasonal baseline refresh before each peak, updates to the approved offer list and save plays with your support lead, repairing data syncs when your subscription app, 3PL or carrier feed changes, and spot-checking drafted messages for accuracy and brand voice. Your reps keep approving money and exceptions throughout.
