Term-aware health and expansion agent for education and training providers selling to schools, colleges and districts on HubSpot
The Retention Specialist scores every institutional account against its own academic calendar, using de-identified, aggregate usage counts, enrollment against licensed seats, instructor adoption, support themes and renewal timing, then alerts the owner with a matched save play before a term starts badly. It also turns patterns like seat overages, new departments logging in and mid-term roster growth into expansion signals, so growth conversations stop depending on a rep happening to notice.

What The Retention Specialist does
A 200+ person education and training provider sells licensed courses and a learning platform to colleges, school districts and corporate training departments. The success team carries large books, and volume spikes around enrollment windows and term starts, when every account is busy and nobody can see which ones are quietly underusing their licenses. Expansion happens when a rep stumbles onto a dean who wants another department added, not because anything flagged it. The Retention Specialist works for the success managers and their director. It owns the health score on every institution record in HubSpot, the term-aware baselines behind it, the risk alerts, the save play assigned at each risk level and a weekly expansion signal list. It reads only aggregated, de-identified activity (counts by course, section, department or campus, never individual students), keeps institution buyers, instructors, students and parents as separate audiences, and is built and maintained by an outside team that retunes it each term.
Built on HubSpot
The provider already runs sales, service and renewals in HubSpot, so the health score, alerts, tasks, expansion pipeline and save play sequences belong there, in the Customer Success Workspace where managers already work. Breeze handles drafting check-ins, summarizing ticket history and answering 'why is this account at risk' from the record. HubSpot falls short on two things this situation needs: safely aggregating student-level learning data and modeling each institution's academic calendar. A light custom layer covers that, with n8n moving and de-identifying data in a staging table and a custom AI agent computing term-aware scores and expansion signals before writing only aggregates back to HubSpot. That keeps FERPA-sensitive data out of the CRM entirely while the team keeps one system of record.
What starts it
- Nightly scoring run after the de-identified usage aggregate lands from the learning platform
- Term calendar events per account: 30 days before term start, end of add/drop, midterm and 60 days before contract renewal
- Seat utilization crossing a threshold (under-activated below plan, or licensed seats exceeded)
- Spike in support tickets or negative survey responses tied to an institution, or a champion (department chair, training lead, IT admin) leaving the contact record
- Budget-cycle milestone recorded on the account, such as fiscal year planning or board approval window
What it reads
- HubSpot companies, contacts, deals, tickets and Customer Success Workspace, including custom properties for term dates, licensed seats and contract renewal
- Learning platform (for example LearnWorlds or the institution's LMS integration) feeding counts of active learners, course completions and instructor logins by section, department and campus
- A small warehouse or staging table where student-level events are aggregated and de-identified before anything reaches HubSpot or the agent
- Zonka Feedback surveys for instructors and institution admins (kept separate from any student or parent feedback)
- Help desk ticket themes and onboarding milestones (roster sync complete, SSO live, instructor training done)
- Account term calendar and fiscal year table maintained per institution
How it works, step by step
- Aggregate and de-identify upstreamAn n8n workflow pulls learning platform events into a staging table, rolls them up to section, course, department and campus counts, drops identifiers and suppresses any group smaller than a set minimum (for example fewer than ten learners) so no individual can be inferred. Only these aggregates are written to HubSpot custom properties or an associated custom object.
- Score against the account's own term calendarThe model compares current activation, active learners per licensed seat, instructor adoption, completion pace and ticket themes to the same week in that institution's prior term, not a flat monthly average. Winter break, summer and exam weeks are expected dips. Scores roll into four levels (healthy, watch, at risk, critical) written to the HubSpot health score property with the top three reasons in plain language.
- Flag expansion signals separatelyA second pass looks for evidence of growth: seats exceeded or close to cap before add/drop ends, a new department or campus appearing in rosters, instructors outside the licensed program requesting access, strong completion in a pilot section, or catalog pages for unlicensed courses getting traffic from the institution's domain. Each signal becomes a note and a task on the company record with the supporting counts, and qualifying ones create an expansion deal in a dedicated pipeline.
- Match a save play to the risk levelWatch triggers a Breeze-drafted check-in to the institution admin with an activation report. At risk opens a re-onboarding play timed before next term: instructor refresher session, roster and SSO audit, and a success plan task. Critical alerts the account owner and success director immediately with a renewal risk summary and a suggested executive sponsor call. Plays are pre-approved templates, and the agent picks one rather than writing new offers.
- Route by audience and ownerAlerts go to the success manager who owns the institution, implementation issues to the onboarding lead, and expansion signals to the account manager or sales owner. Messages are drafted only for institution staff contacts. Student and parent contacts are never targeted by save or expansion outreach.
- Close the loop each termAfter each term the agent compares predicted risk to actual renewals, downgrades and expansions, logs which save plays were run and their outcomes, and produces a tuning report on weights and thresholds for the maintaining team and the success director to review before the next enrollment window.
When a person takes over
- Any account scored critical within 90 days of renewal goes to the account owner and success director, because renewal at public institutions often depends on budget votes, procurement rules and sponsor politics the agent cannot see.
- Questions about data sharing, FERPA, the institution's data protection agreement or a records request are routed to the compliance or legal owner, never answered by the agent.
- Complaints from parents or students that reach the provider are handed to the support lead under the parent and student policy, since they cannot be treated as account health conversations with the paying institution.
- Expansion signals worth pursuing go to a human account manager to confirm with the buyer, because adding a department or campus usually needs a new quote, a PandaDoc order form and procurement approval.
Rules it follows
- FERPA first: no student names, IDs, grades, attendance or other education records ever enter a prompt, a HubSpot property, a log or an alert. Only aggregated counts with small-group suppression are used, and the de-identification step runs before data leaves the staging environment.
- Never interpret seasonal dips (breaks, exam weeks, summer) as churn. Scores are always compared to the same point in the institution's own prior term, and accounts without a full term of history stay in a watch-only onboarding state.
- Outreach is drafted only to institution staff contacts flagged as buyers, admins or instructors, from approved templates, and sent only after the owner reviews it during the first two terms.
- No discounts, free seats or contract changes are offered by the agent. Commercial concessions require a human decision recorded on the deal.
- Every score shows its reasons and source counts so a success manager can check it, and the agent says 'insufficient data' rather than guessing when a sync is missing.
How you know it works
- Gross revenue retention and logo retention across institutional accounts, tracked by renewal cohort
- Share of churned or downgraded accounts that were flagged at risk at least one term before renewal
- Licensed seat activation rate by end of add/drop, before and after the agent
- Expansion pipeline created from agent signals and the share that converts to added seats, departments or campuses
- Time from risk alert to save play started, especially during enrollment peaks
From pilot to live
- Pilot (one term, one segment)Connect the learning platform aggregate and term calendars for one segment, such as community colleges. Run scoring in shadow mode, compare scores to success managers' own read of each account, confirm de-identification with the compliance owner, and draft but do not send save play messages.
- Expand to all institutional segmentsAdd districts and corporate training accounts with their own calendars and weights, turn on alerts and owner-approved outreach, open the expansion pipeline and publish a Databox dashboard showing risk by level, activation by term week and expansion signals by owner.
- Full operation and term-by-term maintenanceAutomate low-risk watch-level check-ins, keep human review on at-risk and critical plays, and run a tuning cycle after each term in which the maintaining team adjusts weights, thresholds and plays based on actual renewals and expansions, and checks every integration before the next enrollment window.

Good questions.
Straight answers.
How does this stay FERPA compliant if it reads learning platform data?
Student-level events stop at a staging layer controlled by your team. There they are rolled up to section, department or campus counts, identifiers are removed and very small groups are suppressed. Only those aggregates reach HubSpot or the agent, so it never sees a student, a grade or an attendance record. Your compliance owner signs off on the aggregation rules before the pilot, and any change to them goes back through that review.
Our usage drops every summer and over breaks. Won't it flag everyone?
No. Each institution has a term calendar on its record, and the score compares this week to the same week of that institution's prior term. A district on a semester calendar and a corporate client running rolling cohorts are measured against their own rhythms. New accounts without a full term of history stay in an onboarding state so a quiet first month does not trigger a critical alert.
How does it actually find expansion instead of us finding it by luck?
It looks for specific evidence in the aggregates and HubSpot activity: seats at or over the licensed cap before add/drop closes, a new department or campus appearing in rosters, instructors outside the licensed program asking for access, strong results in a pilot section, or the institution's domain browsing courses it has not bought. Each signal lands as a task with the supporting numbers for the account manager, who decides whether to raise it with the buyer and when, usually timed to their budget cycle.
