Dormant lead reactivation agent for small industrial manufacturers selling through distributors on HubSpot
The Prospector works through the backlog of old, never-followed-up leads in HubSpot, checks each one against ERP customer and distributor data, re-verifies and enriches the contacts, and sends spec-relevant follow-ups that ask about current projects. Leads that respond or show fresh buying signals are routed to the right person (direct rep, applications engineer, or channel partner), so a dead database turns into booked meetings and pipeline without stepping on distributor relationships.

What The Reactivator does
A 11 to 50 person industrial manufacturer has years of trade show badge scans, catalog downloads, sample requests and RFQ form fills sitting in HubSpot, thousands of leads that got one reply (or none) and were never contacted again. Many of those people have changed jobs, some are now customers buying through a distributor, and some sit in territories a channel partner owns. The founder knows there is pipeline in that list but has no one to work it safely. The Reactivator owns the backlog end to end: it cleans and segments the dormant records, cross-checks them against ERP order history and distributor territory rules, re-verifies and enriches contacts, writes follow-ups grounded in the product line and application each lead originally showed interest in, watches for new buying signals such as website visits to spec sheets, and hands every engaged lead to the right human with full context. It works for the founder and the small sales team, and it is maintained on an ongoing basis so data syncs, deliverability and messaging stay healthy as the backlog shrinks and new leads age into it.
Built on HubSpot
The leads, history and reporting already live in HubSpot, so the agent should work there: Breeze Prospecting Agent handles research and drafting with CRM context, Breeze Intelligence fills in firmographics, workflows handle routing and tasks, and meetings links handle booking. HubSpot falls short in three places for this business, so specialist tools fill the gaps: n8n connects the ERP and distributor territory data that HubSpot cannot see on its own (and which is essential to avoid channel conflict), FullEnrich re-verifies stale contacts before old addresses damage the domain, and Instantly sends cold reactivation volume from separate warmed domains so the main company domain used for customer and distributor email is protected. Warmly adds visitor-level buying signals so the agent acts on intent, not just list age.
What starts it
- A HubSpot contact crosses the dormancy threshold (for example, no logged sales activity in 90 days and no open deal), adding it to the reactivation queue
- A dormant contact's company is identified visiting high-intent pages such as spec sheets, CAD downloads, product configurators or the distributor locator
- The nightly ERP sync shows a dormant lead's company has placed or stopped placing orders, changing whether it can be contacted directly
- A dormant contact replies, clicks a spec sheet link, or books a call from an outreach sequence
- The weekly batch run releases the next prioritized segment of the backlog for outreach, capped to protect deliverability
What it reads
- HubSpot CRM (contacts, companies, original lead source, form submissions, notes, past emails and deal history)
- ERP customer and order data synced nightly into HubSpot custom properties (customer flag, last order date, product families purchased, distributor of record)
- Distributor and channel partner territory map (regions, named accounts and product lines each partner owns)
- Website visitor and intent signals from Warmly, written to HubSpot company timelines
- Waterfall enrichment and email verification from FullEnrich, plus Breeze Intelligence for company firmographics
- AI context library: ICP by end market, product lines and applications, certifications and proof points, common technical objections, and approved spec language
How it works, step by step
- Sync ERP and channel data, then suppressAn n8n workflow pulls customer, order and distributor-of-record data from the ERP each night into HubSpot properties. The agent suppresses anyone at an active customer account, any account owned by a distributor in that territory, competitors, and anyone who previously opted out. Suppressed records are tagged with the reason so nobody re-adds them by hand.
- Triage and segment the backlogThe remaining dormant leads are grouped by original source (trade show, sample request, RFQ, catalog download), product family of interest, end market and age. The agent scores each segment on ICP fit and signal strength so the oldest, weakest records go last and recent RFQs and sample requests go first.
- Re-verify and enrich before any sendEach contact is run through FullEnrich to verify the email and check whether the person is still at the company. If they left, the agent looks for their replacement in the same role (engineering, purchasing, maintenance) and logs the change. Unverifiable records are parked, not mailed.
- Research and draft spec-relevant follow-upsUsing the Breeze Prospecting Agent and the AI context library, the agent drafts a short sequence that references what the lead originally asked about (the part, material, tolerance or application), asks whether that project is still active or a new one is coming, and offers something useful such as an updated datasheet, a sample, or a quick call with an applications engineer. Drafts for each new segment are approved by the founder before the segment goes live.
- Send at safe volume from warmed domainsSequences run through Instantly from secondary sending domains with warmup active, low daily caps per mailbox and automatic pause on bounce or complaint spikes. Replies, clicks and unsubscribes sync back to HubSpot in real time.
- Watch for signals and re-prioritizeWarmly visitor data and email engagement raise a lead's priority. A dormant account that visits spec pages or a configurator jumps the queue and gets a timely, relevant touch instead of waiting for its batch.
- Classify replies and routeThe agent reads every reply, classifies it (active project, future project, wrong person, already buying through a distributor, technical question, not interested) and routes it per the handoff rules, creating a HubSpot task or deal with a summary of the lead's history and what they said. Meetings are booked through HubSpot meetings links on the right owner's calendar.
When a person takes over
- Any reply naming an active project, RFQ or quantity goes to the direct sales owner (often the founder) as a HubSpot deal with the original inquiry, enrichment and reply attached, because pricing, lead times and qualification are human decisions.
- Technical questions about tolerances, materials, certifications, compliance or custom engineering go to an applications engineer; the agent never answers spec questions beyond published datasheets.
- Leads that turn out to sit in a distributor's territory or already buy through a partner are handed to the channel manager, who decides whether to pass the lead to the distributor or coordinate a joint call, so the manufacturer does not undercut its channel.
- Ambiguous ERP matches (similar company names, subsidiaries, multiple plants) are queued for a human to confirm before the record is contacted or suppressed.
Rules it follows
- Channel conflict rule: never send direct outreach to an account flagged as an active customer in the ERP or as owned by a distributor in that territory; when the match is uncertain, hold and escalate rather than send.
- No technical claims beyond approved sources: performance figures, certifications, lead times and pricing come only from the approved spec library and are never invented or estimated.
- Deliverability limits are enforced by the system, not by goodwill: verified emails only, capped daily volume per mailbox, sending from secondary domains, and automatic pause if bounce or spam rates rise.
- Every message carries a clear opt-out, honors past unsubscribes and regional email rules, and opt-outs sync to HubSpot immediately.
- Tone stays plain and engineering-literate, no hype or fake urgency; new message templates and any new segment require founder sign-off before sending.
How you know it works
- Share of the dormant backlog processed (suppressed, re-verified, contacted, or parked) week over week
- Positive reply rate and meetings booked from reactivated leads, tracked by original lead source and product family
- Pipeline created and opportunities passed to distributors from reactivated leads, measured in HubSpot
- Bounce and spam complaint rates per sending domain
- Number of channel conflict incidents (direct outreach to a distributor-owned or existing customer account), with a target of zero
From pilot to live
- Pilot: one segment, full safety netConnect the ERP sync, load the distributor territory map, build suppression rules and the AI context library, and warm sending domains. Run one high-value segment (for example, sample requests and RFQs from the last two years) with founder approval of every draft and human review of every routing decision.
- Expand: work the backlog in priority orderRelease older segments weekly at capped volume, turn on Warmly signals to reprioritize, and let the agent route replies automatically for well-defined cases while ambiguous matches still go to a human. Stand up a full-funnel dashboard in HubSpot (or Databox if the founder wants ERP revenue alongside) from contacted to meeting to pipeline to distributor pass-off.
- Always-on: dormancy becomes a triggerOnce the backlog is cleared, new leads that go quiet automatically enter reactivation. Ongoing maintenance covers ERP sync health, suppression accuracy, deliverability monitoring, refreshed proof points and templates, and quarterly reviews of what segments and messages produce meetings.

Straight answers.
How do you stop the agent from emailing a company that already buys from us through a distributor?
The ERP is the source of truth. Customer status, last order date and distributor of record sync into HubSpot every night, and the distributor territory map is loaded as rules. Any match suppresses the contact before a sequence starts. Fuzzy matches (subsidiaries, different plant names) are held for a person to confirm. If an engaged lead later turns out to be in a partner's territory, it goes to the channel manager, not into a direct deal.
Our buying cycles run 6 to 18 months and start with specs. Will these follow-ups feel like spam to engineers?
They are written to sound like a helpful supplier checking in, not a sales blast. Each message references what the person originally asked about, offers something an engineer actually uses (current datasheet, CAD file, sample, a call with an applications engineer) and asks whether the project is live or coming up. Leads who say 'not now, maybe next year' get a dated follow-up task instead of more emails, which fits long spec-driven cycles.
Many of these leads are years old. Won't mailing them hurt our email reputation?
Not if nothing unverified gets sent. Every contact is re-verified first, people who left are replaced with the current role holder or parked, sending happens from secondary domains with warmup, and volume is capped with automatic pauses on bounce spikes. Your main domain, which carries customer and distributor email, is never used for reactivation outreach.
