HubSpot audit and admin for financial services firms whose churn only surfaces at renewal
A severity-ranked audit, cleanup and ongoing admin of a 200+ person financial services firm's HubSpot portal, rebuilt so usage, service, billing and contact-change signals land on the account record long before the renewal date. The result is a compliant, trusted portal where RevOps can see at-risk accounts months out, and where an AI agent can later flag risk without guessing.

What Renewal Early-Warning Portal Rebuild delivers
A financial services firm with 200+ employees sells a recurring service (for example, a platform or managed service to advisory firms, broker-dealers or institutional clients) and runs sales, onboarding and account management in HubSpot. Renewals are lost with no warning: the account looks fine in the CRM until the client declines to sign. When RevOps digs in, the signals were there but scattered. The client's main contact left their firm months ago and the record never changed. Support tickets spiked in a system that does not sync. Usage data lives in a product database nobody pipes in. Company records are duplicated from an old acquisition, so half the activity sits on the wrong account. Renewal dates are in a spreadsheet, not on deals. This build delivers a portal the RevOps team can trust for retention: an audit ranked by how much each issue hides churn risk, a cleanup of settings, permissions, integrations, objects and properties, a renewal pipeline with dated renewal deals created automatically, a rules-based account health view fed by clean data, retention reporting leadership will act on, and ongoing admin from a HubSpot solutions partner so it stays that way. Everything customer-facing goes through the firm's compliance review, and outbound messages stay inside approved language and recordkeeping rules. Once the data is clean, an AI agent can sit on top to monitor health changes and write internal risk briefs for account managers.
Built on HubSpot
The firm already runs client relationships in HubSpot, so the right move is to make HubSpot the trusted account record rather than add a separate customer success platform with another copy of the data. HubSpot handles the renewal pipeline, workflows, permission sets, health properties, reporting and Breeze summaries well. It falls short on pulling contract and usage data from billing and the product, which is where n8n fits (self-hostable, useful when financial data should not pass through extra third parties). Databox covers combined finance and usage reporting if leadership needs it, Zonka Feedback supplies survey scores, and FullEnrich catches contact job changes. A custom AI build handles the audit summary and later the risk briefs because it can read across these sources while writing only internal notes.
Signs it is time
- A client declined to renew and the account record showed no tickets, no recent contact changes and a healthy status the week before
- Renewal dates and contract values are tracked in a spreadsheet or the billing system, not on HubSpot deals or companies
- Account managers keep side lists of at-risk clients because they do not trust CRM data
- Duplicate company records from an acquisition or migration split activity, tickets and contacts across accounts
- Compliance or a regulator exam asked where client communications from HubSpot are archived and nobody could answer cleanly
Systems and data
- HubSpot (companies, contacts, deals, tickets, workflows, sequences, users, permission sets, connected apps, custom objects)
- Billing or subscription system holding contract terms, renewal dates and invoice status
- Product usage data (logins, active seats, feature use) from the product database or a warehouse
- Support or service desk if separate from HubSpot tickets, plus client feedback surveys (Zonka Feedback for NPS and CSAT)
- Email archiving and compliance supervision system that captures outbound communications
- Contact re-verification source for job changes (FullEnrich or an equivalent enrichment provider)
How it gets built, step by step
- 1. AI-run audit, ranked by churn blindnessRun an automated scan of the full portal (settings, users, teams, permission sets, connected apps, workflows, pipelines, lifecycle stages, properties, duplicates, reports) and have a custom AI build summarize findings. Rank severity by one question: does this issue hide or delay a churn signal, or create a compliance exposure? A broken billing sync that leaves renewal dates blank is critical. An unused property is low. RevOps gets one ranked list with an owner and effort estimate per item.
- 2. Lock down settings, users, permissions and integrationsRemove departed users and reassign their accounts so no client sits unowned. Rebuild permission sets by role (account management, sales, service, marketing, compliance read-only). Confirm every connected app still has a business owner, a known data flow and a reason to exist. Verify that email sent from HubSpot (one-to-one, sequences, marketing) is captured by the archiving system, and disable any sending path that is not.
- 3. Fix the account record: dedupe, associations and contact changesMerge duplicate companies using a defined survivor rule (billing ID first, then domain), re-associate contacts, deals and tickets to the surviving account, and set parent and child company relationships for clients with multiple offices or entities. Re-verify primary and decision-maker contacts with FullEnrich, flag anyone who changed jobs, and create a 'champion departed' property and task so a lost sponsor becomes visible the week it happens.
- 4. Bring renewal and health data into HubSpotUse n8n to sync contract start, renewal date, contract value and invoice status from billing onto the company, and to push weekly usage rollups (active users, trend versus prior quarter) from the product data. Sync tickets from any external desk. Keep raw data in the source systems or warehouse and send only the summarized fields HubSpot needs, so the CRM does not fill with noise.
- 5. Rebuild renewal pipeline, lifecycle and routingCreate a renewal pipeline with stages that reflect real work (renewal identified, health review, client conversation, terms sent, renewed, lost with reason). A workflow creates the renewal deal a set number of days before the date, assigns it to the account owner and alerts if the owner is inactive. Add lifecycle values for active client and at-risk client. Replace the free-text loss reason with a required picklist so churn causes can be counted.
- 6. Build a rules-based health score and trustworthy retention reportingDefine a transparent health score in HubSpot from clean inputs: usage trend, open and escalated tickets, survey score, champion departed, days since last meaningful contact, invoice status. Build dashboards in HubSpot (and Databox if leadership wants usage and finance data side by side) for renewals due by quarter, health distribution, gross and net retention, and churn reasons. Every metric has a written definition and a named owner.
- 7. Hand over to ongoing admin and set up the agent layerMove into a monthly admin cadence: re-run the audit scan, review new properties and workflows before they ship, process user changes, monitor sync failures. With data stable, add a custom AI agent (or a HubSpot Breeze agent for in-CRM summaries) that watches health score drops and writes an internal risk brief on the company record for the account owner. The agent never contacts clients.
Where your team weighs in
- RevOps and finance agree which system owns the renewal date and contract value when billing and HubSpot disagree, before any sync is switched on
- Account management leadership approves the health score inputs and weights, and signs off on what score triggers a review, since a rule they do not believe will be ignored
- Compliance approves any client-facing template, survey invitation or renewal email, and confirms the archiving coverage for every sending path, before it goes live
- The account owner reviews every AI-generated risk brief and decides the next step; merges that touch active clients with open renewals are approved by the owner, not run automatically
How we keep it right
- No outbound message, sequence, survey or template reaches a client without compliance approval, uses only approved language from the firm's library, and is sent from a channel captured by the email archiving system; any sending path that cannot be archived is disabled
- Merges run on a staging list first with a reversible log, and no record tied to an open renewal deal is merged without owner sign-off
- Every synced field shows its source and last-updated date on the record, and sync failures alert RevOps within one business day so stale data never drives a health score silently
- The health score uses only documented rules and inputs; the AI agent explains which inputs moved and writes internal notes only, never client-facing text or performance claims
- Permission sets follow least access: sensitive client financial fields are restricted by role, and compliance has read access to communication records
How you know it works
- Share of churned accounts that were flagged at-risk at least one full quarter before their renewal date
- Share of active client companies with a renewal deal, renewal date, contract value and an active owner populated
- Duplicate company rate and share of tickets and activities associated to the correct account
- Gross revenue retention and count of renewals lost with a categorized reason
- Share of client-facing sending paths verified as archived and templates with compliance approval on file
From pilot to live
- Phase 1: Audit and one renewal cohortRun the full ranked audit, fix critical permission and archiving gaps, then clean and wire up only the accounts renewing in the next two quarters: dedupe, contact re-verification, billing sync and renewal deals. Account managers use this cohort to test whether risk now shows up early.
- Phase 2: Full book and health scoreExtend cleanup and syncs to every active client, turn on usage and ticket feeds, launch the health score and retention dashboards, and replace side spreadsheets. Compliance reviews the survey and renewal templates before they are used.
- Phase 3: Ongoing admin and agent layerSwitch to monthly managed admin with re-audits, change review and sync monitoring. Add the risk-brief AI agent once health data has held steady for a renewal cycle, and tune its triggers with account management feedback.

Good questions.
Straight answers.
Do HubSpot emails and sequences create a FINRA or SEC recordkeeping problem for us?
They can if any sending path is not captured by your archiving system. The audit inventories every way HubSpot sends to clients (one-to-one email, sequences, marketing email, surveys, inbox replies), confirms each is archived, and disables what is not. Templates are restricted to approved language and go through compliance review before use, and compliance gets read access so supervision does not depend on RevOps exports.
Why not just buy a customer success tool to predict churn?
A churn tool is only as good as the account data under it, and your problem is that the data is split across duplicates, missing renewal dates and systems that do not sync. Cleaning HubSpot and piping in billing and usage summaries gives you a transparent health view first. If you later outgrow it, you add a tool on top of clean data instead of migrating a mess.
What does ongoing admin actually cover once the cleanup is done?
A monthly re-run of the audit scan, review and approval of new properties, workflows and integrations before they go live, user adds and removals with account reassignment, monitoring of the billing and usage syncs, upkeep of the health score rules and dashboards, and tuning of the risk-brief agent. The goal is that the portal does not drift back into the state that hid churn in the first place.
