HubSpot portal audit and cleanup for professional services firms losing clients at renewal
A severity-ranked audit, cleanup and ongoing admin of a professional services firm's HubSpot portal, rebuilt around client accounts, engagements, renewals and delivery health so at-risk clients show up months before the renewal conversation. The result is a portal the RevOps team and partners trust, with renewal risk visible early enough to act on.

What Renewal-Ready Portal Rebuild delivers
A 51 to 200 person agency or consultancy runs HubSpot, but renewals keep surprising them: a retainer client goes quiet, a partner hears in the renewal meeting that the client is moving the work in-house or to a competitor, and nobody saw it coming. The signals existed (falling hours, a scope fight, a missed QBR, an unhappy stakeholder leaving), but they lived in timesheets, partner inboxes and spreadsheets, not in the CRM. HubSpot itself is cluttered: duplicate companies, a deals pipeline that mixes new business with renewals and change orders, lifecycle stages nobody updates after close, and reports that disagree with finance. This build delivers a clean, governed portal for the RevOps team: a full audit ranked by severity, fixed settings, permissions and integrations, separate pipelines for new business, expansion and renewals, a client health model fed by delivery and feedback data, attribution that credits referrals properly, and a renewal dashboard partners actually open. A HubSpot solutions partner then runs ongoing admin so it stays clean. Once the data is reliable, a Breeze agent or a custom AI agent can sit on top to summarize account health and draft partner briefings ahead of each renewal window.
Built on HubSpot
The firm already runs HubSpot, and HubSpot handles the core of this well: custom pipelines for renewals, calculated properties for a health score, workflows for routing and renewal deal creation, team-based permissions, and dashboards partners can open from the same place they log meetings. Breeze can sit on the clean records to summarize accounts. Where HubSpot falls short is pulling delivery data it does not hold, so time tracking, billing and feedback come in through n8n or native integrations, and a custom AI agent handles the portal audit scan and partner briefings where more control over inputs and output format is needed. Keeping everything in HubSpot avoids yet another tool partners will not open.
Signs it is time
- A renewal or retainer was lost in the last two quarters and the partner had no warning in HubSpot beforehand
- Leadership asks for a list of clients at risk and RevOps has to build it by hand from timesheets, finance exports and partner memory
- Renewal dates, contract values or engagement owners in HubSpot do not match what finance or the partners say
- Workflows, lifecycle stages and pipelines were built by several past admins and nobody is sure what fires or why
- Referral sources and repeat business cannot be reported on, so the firm cannot see which relationships actually drive revenue
Systems and data
- HubSpot (companies, contacts, deals, tickets, workflows, properties, users and permissions, existing integrations)
- Time tracking such as Toggl for hours burned versus scoped per engagement, rolled up to the client company
- Client feedback from Zonka Feedback (post-milestone CSAT and quarterly NPS) written back to the company record
- Meeting notes and call summaries from Fireflies for QBRs and status calls, logged to the account
- Accounting or billing system for contract values, invoice status, renewal dates and overdue payments
- Help desk or shared inbox (for example Help Scout) for client requests and escalations during delivery
How it gets built, step by step
- Run an AI-assisted portal audit and rank findings by severityExport the portal's schema, workflows, properties, users, integrations and record counts, and have a custom AI agent scan them against a checklist: duplicate companies, orphaned contacts, broken or conflicting workflows, unused properties, over-permissioned users, stale integrations, and missing renewal fields. A HubSpot admin reviews every finding. Output is a ranked list (critical, high, medium, low) with the renewal-visibility gaps flagged at the top, because that is the problem the firm is paying to solve.
- Fix settings, users, permissions and integrationsRemove departed staff, move partners and account leads onto teams that match the practice structure, tighten who can delete or bulk-edit records, and set field-level permissions on contract value and margin. Audit every connected app, reconnect or remove broken ones, and document the sync direction for the billing system, time tracking and feedback tools so data stops being overwritten.
- Rebuild pipelines and lifecycle around how a services firm actually earnsSplit deals into three pipelines: new business (from referral or inbound through scoping, proposal and signed SOW), expansion (change orders and new workstreams), and renewals (created automatically 120 days before contract end with stages for health review, partner check-in, renewal proposal, and renewed or lost). Fix lifecycle so a closed client stays a customer and moves to an at-risk status when health drops. Route renewal deals to the engagement partner, with the account lead as a collaborator.
- Dedupe, enrich and govern the dataMerge duplicate companies and contacts using domain and parent-child rules (holding companies with several client divisions are common), then fill missing firmographics and stakeholder titles with enrichment such as FullEnrich or Apollo only where it helps account mapping. Archive dead properties, create a single property dictionary, and add required fields for renewal date, contract value, engagement partner, primary sponsor and referral source. Set up a weekly data-quality view that lists records breaking the rules.
- Build the client health score and its data feedsUse n8n or HubSpot data sync to push weekly hours versus scope from time tracking, invoice status from billing, CSAT and NPS from Zonka Feedback, and last QBR date and sentiment notes from Fireflies onto the company record. Combine them in a HubSpot calculated score with clear components: delivery burn, sponsor engagement (days since last meeting, sponsor still employed), feedback, payment behavior, and open escalations. Keep the weights simple and visible so partners can see why a client turned red.
- Rebuild attribution and reporting the firm can trustStandardize referral source (existing client, partner network, alumni, inbound, event) and report revenue by source, including repeat and expansion revenue from the same relationship. Build a renewal dashboard in HubSpot (or Databox if leadership wants finance and utilization data on the same screen) showing every contract renewing in the next two quarters, health score, owner, last touch and trend. Reconcile renewal revenue against finance monthly until the numbers match.
- Hand over to ongoing admin and add the AI layerA HubSpot solutions partner takes over monthly admin: workflow changes, new properties under governance, user changes, integration monitoring, and a quarterly mini-audit. Once health data has been reliable for a full quarter, add a Breeze agent or a custom AI agent that reads the account record, recent meeting notes and feedback and drafts a one-page renewal briefing for the partner when a renewal deal is created or health drops, without contacting the client.
Where your team weighs in
- RevOps lead and practice heads approve the severity ranking and decide what gets fixed in the first slice versus deferred, since some fixes (like merging holding-company records) change how partners see their book
- Managing partners sign off on the health score components and thresholds, because they know which signals matter in their practices (a drop in hours may mean trouble for a retainer but is normal at the end of a fixed project)
- The engagement partner decides what to do when a client turns at-risk: call the sponsor, schedule a QBR, offer a scope reset, or escalate internally. The system flags and briefs; it never decides the response
- Finance confirms contract values and renewal dates during cleanup, and any record where HubSpot and finance disagree goes to a person, not an automatic overwrite
How we keep it right
- Client relationships belong to the partners: no workflow or AI agent sends emails, surveys or renewal messages to a client sponsor without the engagement partner approving, and survey cadence is capped so clients are not over-asked
- No bulk merge, delete or property archive runs without a backup export and a sample review of at least a handful of records by the admin first
- Health scores show their components on the record, and a score cannot move an account to at-risk without at least two independent signals, so one slow week of timesheets does not alarm a partner
- Utilization, margin and rate data are permissioned to partners and leadership only, and individual consultant hours are rolled up to the engagement level before they land in HubSpot
- Every workflow and property added after go-live is logged in the governance doc with an owner and purpose, and reviewed in the quarterly audit
How you know it works
- Share of renewals in the next two quarters that have a renewal deal, owner, contract value and health score in HubSpot
- Share of lost renewals that were flagged at-risk at least 60 days before the renewal date (the core measure of whether churn still arrives without warning)
- Gross and net revenue retention by practice, reported from HubSpot and matching finance within an agreed tolerance
- Duplicate rate, required-field completion and count of critical audit findings open, tracked monthly
- Partner adoption: share of renewal deals with a logged partner check-in before the proposal stage
From pilot to live
- First slice: audit plus renewal visibility for one practiceRun the full portal audit, fix critical findings (permissions, broken integrations, duplicates in active clients), and stand up the renewal pipeline and a basic health score for the largest practice. Load every contract renewing in the next two quarters and review it with that practice's partners weekly.
- Firm-wide cleanup and data feedsExtend pipelines, lifecycle, dedupe and governance to all practices. Connect time tracking, billing, feedback and meeting notes through n8n or native sync, rebuild attribution around referral source, and reconcile renewal revenue with finance until the numbers agree.
- Ongoing admin and the AI layerMove to monthly managed admin with a quarterly mini-audit. After a quarter of stable health data, switch on the renewal briefing agent, tune score weights against actual renewals and losses, and add expansion signals (new workstream requests, new stakeholders) to the same model.

Good questions.
Straight answers.
Our partners own the client relationship and barely log anything in HubSpot. Will this work if they do not change?
Partly, which is why the build pulls most health signals from systems people already use: timesheets, invoices, feedback surveys and recorded meetings. The partner's only required input is a short check-in note on each renewal deal, and the AI briefing gives them something useful back for that effort. Partner adoption is tracked as a KPI so gaps are visible rather than assumed.
Fixed-fee projects and retainers behave differently. How does the health score avoid flagging every project that is winding down?
Engagement type is a required field, and the score weights differ by type. For retainers, falling hours and fewer sponsor meetings count against health; for fixed-fee projects, the score leans on scope burn versus milestones, change-order disputes and end-of-project feedback. Managing partners approve those weights before they go live and adjust them after the first quarter.
What does ongoing admin actually cover once the cleanup is done?
Monthly changes requested by RevOps or partners (new properties, workflow edits, report changes) handled under the governance rules, user adds and removals, monitoring of every integration and data feed so the health score does not quietly go stale, a weekly data-quality check, and a quarterly mini-audit that re-runs the severity ranking so clutter does not build back up.
