Champion-sourced workflow agent for small professional learning providers on HubSpot: turns past course and webinar participants into district meetings and replaces Monday list pulls
This agent builds each rep's weekly target list overnight by rolling up past course and webinar participants (teachers, coaches, school leaders) to their schools and districts, then ranking those accounts by champion density and where each sits in its budget and term cycle. It runs separate nurture for champions and for budget holders, fires booking and rep tasks when a champion offers an intro or a buyer shows intent, and keeps parents, students and student records out of the sales motion entirely.

What The Champion Mapper does
A 25-person professional learning provider sells educator training (courses, workshops, coaching cohorts) to schools and districts. Hundreds of teachers have taken an open-enrollment course or attended a free webinar, but that goodwill sits in the LMS and webinar tool, not in HubSpot. Every Monday morning the three reps export attendee lists, guess which school each person works at, look up who runs professional development there, and paste it all into a spreadsheet before they make a single call. The Champion Mapper owns that work for the RevOps team. It syncs approved participant fields into HubSpot, associates each educator to the right school and district, flags who has moved or left, scores accounts on how many engaged educators they have and whether the district is in its planning or purchasing window, and delivers a ranked list with a short brief to each rep before Monday. It also runs the nurture behind those lists (asking champions for an introduction, warming PD coordinators and curriculum directors, re-engaging lapsed accounts) and escalates to a person at every moment that needs judgment. Because the team chose build and maintain, the workflows, scoring and calendar are kept current by the people who built it, not the reps.
Built on HubSpot
The team already runs HubSpot, so lists, briefs, sequences, tasks and reporting live where reps work. HubSpot workflows handle branching and calendar-based delays, saved views deliver the Monday lists, and Breeze can help draft per-segment variants from the approved library and summarize account context in briefs. HubSpot falls short on two things this situation needs: pulling participant data out of the LMS and webinar tool with field-level restrictions, and reliably matching educators to schools and districts. Those run in n8n with a custom AI agent doing classification and matching, writing back only clean, approved fields. Keeping that logic outside HubSpot also makes it easy for the maintainers to audit what data came in, which matters for FERPA.
What starts it
- Scheduled weekly run on Sunday night that rebuilds every rep's ranked list and brief in HubSpot
- A participant completes a course or cohort in the LMS, or attends a webinar, from a school or district with no open deal
- A district enters its PD planning or budget window on the maintained term and fiscal calendar (for example, spring planning for summer and fall training)
- An existing champion changes school, district or role, detected from enrichment or a bounced work email
- A champion replies positively to an intro ask, or a buyer at a target district visits pricing, district packages or the request-a-proposal page
What it reads
- HubSpot CRM (contacts, companies with a school and district hierarchy, deals, email engagement, rep territories)
- LearnWorlds course enrollment and completion data, limited to adult educator fields (name, work email, school, role, course, completion date)
- Demio webinar registration and attendance records
- A term and budget calendar per district or region (fiscal year start, board approval months, testing windows, term start and holiday blackouts) kept as a HubSpot custom object or in Airtable
- FullEnrich and Apollo for current role, school and work email verification on educators and PD decision makers
- Warmly site visit signals mapped to district accounts
How it works, step by step
- Sync and gate participants by audienceAn n8n flow pulls new LMS completions and webinar attendees nightly with only approved adult educator fields. A custom AI agent classifies each record as educator participant, institution buyer, parent or student based on email domain, form answers and role. Parent and student records never enter sales properties; they go to the admissions or learner support queue and are suppressed from all prospecting lists.
- Roll educators up to schools and districtsEach educator is matched to a school company record and its parent district using domain, school name and enrichment. Ambiguous matches (shared personal emails, charter networks, educators listing two schools) are held in a review view instead of guessed. Educators who have moved are re-associated to their new school and their old district gets a 'champion left' flag.
- Score accounts on champions and timingAccounts are ranked on number of engaged educators, recency and depth of participation (completed a cohort outranks attended one webinar), presence of a known PD or curriculum decision maker, recent site signals, and whether the district is inside its planning or purchasing window on the calendar. Districts in testing windows or blackout periods are pushed down regardless of score.
- Deliver Monday lists with briefsEach rep gets a saved HubSpot view of their top accounts for the week, capped at a size they can actually work, with a short brief per account: which educators took what and when, who the likely budget holder is, what the calendar says about timing, and a suggested opening line. Reps mark each account as working, not now or wrong fit, and that feedback tunes next week's scoring.
- Run branching nurture by roleChampions get a short sequence thanking them, sharing a classroom resource tied to their course, and asking whether they would introduce the provider to whoever plans PD. Budget holders (PD coordinators, curriculum directors, principals) get a track timed to their planning window featuring a planning guide and a district webinar invite. Lapsed past-customer districts get a renewal track. Messages are drafted from an approved library in HubSpot and adjusted per segment, never sent to students or parents.
- Fire stage triggers to peopleA champion who agrees to an intro creates a high-priority task for the rep with a pre-written intro email the champion can forward. A buyer who visits pricing or the proposal page, or registers for the district webinar, gets a Chili Piper booking link routed to the territory rep and a task. A reply asking about outcomes data, procurement or an RFP goes to the matching person listed in the handoffs.
- Maintain and audit weeklyEach week the maintainers review match errors, acceptance rates on lists, bounced emails, and calendar dates for the coming quarter, update the content library for the season, and check that no record classified as parent or student appeared in any list or sequence.
When a person takes over
- The territory rep takes over every account on the Monday list for the actual calls, and every champion intro, because a warm introduction from a teacher is a relationship moment, not a sequence step.
- The program lead and the designated privacy owner take over any thread where a district asks about student outcome data, pilot results that involve students, or data sharing agreements, since those touch FERPA and contract terms the agent must not improvise.
- The founder or sales lead takes over RFPs, formal procurement requests and board-approval timelines, because those have deadlines and compliance requirements outside the nurture flow.
- The admissions or learner support team takes over any parent, student or individual enrollee inquiry the agent catches, so individuals get service instead of a sales sequence.
Rules it follows
- FERPA: the agent never ingests, stores or references student records or student-level data. The LMS sync is restricted to adult educator fields, prompts and logs are checked for student identifiers, and any message mentioning a student is stripped of detail and escalated to the privacy owner.
- No outreach to students or parents from any sales workflow. Contacts classified as parent or student are suppressed at the property level, and records with uncertain classification default to suppressed until a person reviews them.
- Champion messages never imply an educator endorses the provider or speak on their behalf. Intro emails are offered for the champion to send, and the agent only names an educator to a buyer after that educator has agreed.
- Sends respect the calendar: no nurture to a district during its state testing window, first two weeks of term or school holidays, and contact frequency is capped per person across all tracks.
- Respect marketing consent captured at course or webinar signup. Educators who opted out of marketing are used only for account scoring, never contacted by the agent.
How you know it works
- Rep hours spent building lists each week, measured before and after launch
- Meetings booked with budget holders from agent-built lists per rep per week
- Share of meetings that came through a champion introduction
- Pipeline created from districts inside their planning window each term
- Rep acceptance rate on weekly list accounts (working versus wrong fit)
From pilot to live
- Pilot: one rep, lists only (about 3 weeks)Connect the LMS and webinar sync, build the school and district hierarchy, load the term and budget calendar for one region, and deliver Monday lists and briefs to one rep with no automated sends. Measure match accuracy and list acceptance and confirm that no parent or student record reaches a list.
- Expand: nurture tracks and stage triggersTurn on the champion and budget holder tracks for the pilot region, add Chili Piper routing and rep tasks, and extend lists to all three reps. Review every intro request and escalation together weekly to tune scoring and message tone.
- Full rollout and ongoing maintenanceCover all regions and the renewal track, load the next full year of calendar dates, and move to a standing maintenance rhythm: weekly match and suppression audits, seasonal content refreshes ahead of spring planning and summer PD, and quarterly scoring reviews against meetings and pipeline.

Straight answers.
Does syncing our course participants into HubSpot create FERPA exposure?
Not if it is scoped correctly. FERPA covers student education records, and the educators taking your courses are adult professionals, not the students FERPA protects. The risk is incidental student data, such as a teacher uploading student work or naming students in a cohort assignment. The sync only pulls named adult fields (name, work email, school, role, course, completion), never assignments, forum posts or uploads, and anything student-related that appears in a reply is escalated to your privacy owner instead of processed.
What happens when a champion teacher has moved to a different district?
That is often good news. The agent detects the move from enrichment or a bounced work email, re-associates the educator to the new school, and flags the new district as a warm account with a known advocate. The old district keeps its participation history but gets a 'champion left' flag so the rep knows the relationship needs rebuilding there.
Our volume collapses in summer and peaks in spring. Will the lists still be useful year round?
Yes, because ranking follows each district's calendar rather than a fixed drip. In spring the lists lean toward districts planning summer and fall PD; in summer they shift to districts with a later fiscal year start and to champions who completed courses during the break; in testing windows those districts drop out. The maintainers reload calendar dates each year so the timing stays accurate.
