Customer health and expansion signal agent for B2B SaaS success teams on HubSpot

The Retention Specialist scores every account's health daily from product usage, support, billing and engagement data in HubSpot, alerts the right owner when risk rises, and launches a matched save play for each risk level. It also flags expansion signals (seat limits, feature ceilings, new teams logging in, pricing page research) so upsell conversations start from evidence instead of luck, protecting renewals and growing net revenue retention.

THE JOB

What The Retention Specialist does

A 200+ person B2B SaaS company runs a mixed motion: self-serve trials and small accounts that convert in product, plus sales-led mid-market and enterprise deals that renew on annual contracts. Customer success managers carry large books in HubSpot, but health lives in their heads, churn surprises show up at renewal, and expansion opportunities are found by luck when a CSM happens to notice a seat cap or a champion mentions a new team on a call. The Retention Specialist works for the customer success and support org (with a line to account management and RevOps). It owns the health-scoring model, the daily scoring run, risk and expansion alerts, and the first move of every save play. It writes scores and reasons to HubSpot company records, opens tasks and tickets for owners, drafts outreach for human review, and runs low-touch plays for self-serve accounts automatically. It does not negotiate, discount, or promise roadmap items. Those go to people.

PLATFORM

Built on HubSpot

The company already runs customer records, renewals, tickets and sequences in HubSpot, so the scores, tasks and plays should live there, where CSMs work. HubSpot's Customer Success Workspace, custom health properties, workflows and Breeze (including the Breeze customer agent for routine support deflection and Breeze assistant for account summaries) cover alerting and execution well. HubSpot falls short on joining raw product usage from a warehouse and on explainable, segment-aware scoring logic, so n8n handles the data pipeline and a Claude model via API generates driver explanations, account briefs and outreach drafts, writing results back to HubSpot. This keeps one system of record while using the best tool for each gap.

TRIGGERS

What starts it

  • Daily scheduled scoring run after product usage data syncs from the warehouse into HubSpot
  • A health score drops a tier (for example healthy to watch, or watch to at risk) or falls a set number of points in seven days
  • A high-risk event: champion contact leaves or bounces, a P1 ticket is reopened, a detractor NPS or CSAT response, a failed payment, or a downgrade request
  • An expansion signal fires: seat usage near plan limit, repeated hits on a gated feature, a new department or domain signing up, or known users viewing pricing or upgrade pages
  • Renewal date enters the 120, 90 or 60 day window
DATA

What it reads

  • HubSpot CRM (companies, contacts, deals, renewal dates, subscription and ARR properties, Customer Success Workspace)
  • Product usage data (logins, active seats, feature adoption, workspace growth) from a product analytics tool or data warehouse, synced to HubSpot custom objects or properties
  • HubSpot Service Hub tickets and Help Scout conversations if support runs outside HubSpot (volume, severity, time to resolve, sentiment)
  • Zonka Feedback NPS and CSAT responses written back to contact and company records
  • Billing system data (plan, seats purchased, failed payments, downgrades) via native integration or n8n
  • Fireflies call transcripts and Warmly site visit signals for risk language and expansion research
THE WORKFLOW

How it works, step by step

  1. Unify the account viewn8n pulls daily usage aggregates from the warehouse (active seats vs purchased, weekly active users, key feature adoption, new workspaces) and billing status, then writes them to HubSpot company properties so every signal sits on one record. Support, survey and call data are already associated to the company.
  2. Score health with an explainable modelA weighted score across five dimensions (product adoption, engagement with the CSM and emails, support experience, sentiment, commercial status) is computed per account and per segment, since a self-serve team of five and a 500-seat enterprise customer need different thresholds. Each score is stored with its top three drivers in plain language, such as 'active seats down from 80 to 52 in 30 days, champion has not logged in for 3 weeks'.
  3. Separately score expansion readinessAn expansion score tracks seat utilization above a set percentage, gated feature attempts, new user domains or departments, admin invites, Warmly pricing page visits by known contacts, and growth language in Fireflies transcripts. Healthy plus expansion-ready accounts are labeled distinctly from at-risk accounts so no one tries to upsell a customer about to leave.
  4. Route alerts to the right ownerTier changes and high-risk events create a HubSpot task and a Slack message for the account owner with the drivers and suggested play. Low-touch self-serve accounts route to the digital success queue. Expansion-ready accounts go to the account manager or a sales-assist rep, with a Chili Piper link prepared for the meeting.
  5. Launch the save play for the risk levelWatch: automated in-app and email nudges tied to the unused feature, plus a HubSpot sequence with a help article and office hours invite. At risk: Claude drafts a personal CSM email referencing the specific drop and proposes a working session, queued for approval. Critical: opens an escalation ticket, books an exec sponsor review, and assembles a one-page account brief (usage trend, open tickets, last call summary, renewal value).
  6. Run the expansion playFor expansion-ready accounts, the agent drafts a value recap and a usage-based case for more seats or a higher tier, and creates a HubSpot expansion deal in the right pipeline stage for the AM to confirm. Self-serve accounts near limits get an in-product upgrade prompt rather than a sales call.
  7. Close the loop and recalibrateOutcomes (saved, churned, expanded, no change) are logged on the deal or company. Monthly, the agent compares which signals preceded actual churn and expansion, and proposes weight changes for the CS ops owner to approve rather than changing the model on its own.
HUMANS IN THE LOOP

When a person takes over

  • Any account scored critical or with renewal value above a set threshold goes to the CSM and CS leader, who own the conversation, because saves at that level involve judgment, relationships and sometimes executive involvement.
  • Any request involving discounts, contract changes, credits or roadmap commitments is handed to the account manager or deal desk. The agent drafts context but never offers terms.
  • Expansion-ready accounts in the sales-led segment are handed to the account manager to qualify, since the agent cannot tell whether budget, timing or politics support an upsell.
  • Model weight or threshold changes are reviewed and approved by the CS operations owner before going live, so scores stay trusted by the team.
GUARDRAILS

Rules it follows

  • Never send outreach to at-risk or critical accounts without human approval. Only watch-tier nudges and self-serve plays run automatically, using approved templates.
  • Suppress expansion plays whenever the account has an open P1 or P2 ticket, a detractor survey response in the last 30 days, or a health score below healthy. Fix first, sell second.
  • Treat trial and freemium workspaces separately from paying accounts: trial usage feeds conversion and product-qualified lead signals for the sales-assist team, not churn risk, so self-serve users are not flooded with CSM outreach.
  • Every score and alert must show its drivers and the data date. If usage data is stale (sync older than 48 hours) the agent marks the score as unreliable and does not trigger plays.
  • Respect contact preferences and data rules: no outreach to unsubscribed contacts, and visitor identification signals are used only for existing customer contacts under the company's privacy policy.
KPIS

How you know it works

  • Gross revenue retention and logo churn rate by segment
  • Net revenue retention and expansion ARR sourced from agent-flagged signals
  • Percentage of churned accounts that were flagged at risk at least 60 days before renewal
  • Time from risk alert to first human action
  • Save play conversion rate by risk tier (accounts that return to healthy within 60 days)
ROLLOUT

From pilot to live

  1. Phase 1: Model and backtest (weeks 1 to 4)Agree on signals with CS, support and RevOps, wire usage and billing data into HubSpot with n8n, and backtest the health and expansion scores against the last 12 months of churned and expanded accounts. Scores are visible to CSMs but no alerts or plays fire yet.
  2. Phase 2: Pilot with one segment (weeks 5 to 10)Turn on alerts and approval-gated save plays for one mid-market CSM pod plus the self-serve watch-tier nudges. Collect CSM feedback on false alarms weekly and tune thresholds. Expansion alerts go to two account managers.
  3. Phase 3: Full rollout and ongoing operationExtend to all segments, add exec dashboards in Databox, and move to a monthly recalibration cadence. The build team maintains integrations, monitors data freshness, updates plays as pricing and packaging change, and reports on retention and expansion KPIs.

How we build The Retention Specialist (customer health agent) ↗

Questions about this agent

Good questions.
Straight answers.

Our product-led accounts and sales-led accounts behave completely differently. Can one health model handle both?

Yes, but not with one set of thresholds. The model uses the same dimensions across segments and separate weights and cutoffs for self-serve, mid-market and enterprise. Trials are scored for conversion readiness, not churn. During the backtest you confirm each segment's thresholds against its own churn history.

How does this actually find expansion instead of us stumbling onto it?

It watches for specific signals that usually precede an upgrade: seats near the plan limit, repeated attempts to use a gated feature, new departments or email domains joining, admins inviting users, and known customer contacts researching pricing or upgrade pages. When enough fire on a healthy account, it creates an expansion deal with the evidence attached and routes it to the account manager.

What do we need ready before building, and what does maintenance look like?

You need product usage data accessible somewhere (a warehouse, product analytics tool or event export), renewal dates and ARR on HubSpot records, and agreement on who owns each segment. Ongoing, the integrations are monitored for sync failures, the model is recalibrated monthly against real outcomes, and plays are updated when pricing, packaging or the product changes.
