Dormant lead reactivation workflow agent for financial services marketing teams on HubSpot: compliance-approved second-touch nurture for a backlog of never-recontacted leads
This agent works through the thousands of leads in HubSpot that got one touch and were never contacted again, re-verifies them, sorts them by history and fit, and runs branching nurture built only from compliance-approved message modules. When a lead shows real interest, it routes them to a registered rep or a booking page, so a dead database turns into booked meetings and pipeline without creating recordkeeping or approved-language risk.

What The Reactivator does
A 51 to 200 person B2B financial services firm (think a broker-dealer affiliated firm selling retirement plan and benefits services to employers) has years of webinar registrants, content downloads, conference scans and old inbound inquiries sitting in HubSpot. Most got a single follow-up, or none, and were never contacted a second time because the small marketing team had no safe, approved way to work them at scale. The Reactivator owns that backlog. It audits and tiers the dormant base, cleans and verifies contact data, enrolls leads into segment-specific nurture assembled only from pre-approved language, watches for replies and buying signals, and hands warm leads to registered reps with full context. It does not write new customer-facing claims, give advice, or discuss products in detail. Marketing owns the program, compliance owns the language library, and the build is maintained on an ongoing basis so sequences, approvals and data hygiene stay current.
Built on HubSpot
The leads, history and lifecycle data already live in HubSpot, so the nurture, branching, tasks and timeline logging belong there, and HubSpot's locked templates and snippets make it practical to restrict sends to approved language. Breeze handles reply classification and contact summaries inside the CRM where reps already work. HubSpot falls short on waterfall verification, visitor-level intent and registration-aware meeting routing, so FullEnrich, Warmly and Chili Piper fill those gaps, and n8n ties enrichment, the approval reference table and the archiving connection together without custom code that is hard to maintain.
What starts it
- A weekly batch job selects the next wave of dormant contacts (no marketing or sales touch in a set number of months, never re-engaged) within the daily sending cap
- A dormant contact revisits the website, reopens an old email, or registers for a new webinar, pulling them forward into an active branch immediately
- A reply lands on any reactivation email, triggering classification and routing
- Compliance approves a new or revised message module, unlocking it for enrollment in the matching segment
- A contact hits a key stage (positive reply, pricing or plan-review page visit, booking page view without a booking) and an agent task fires for the assigned rep
What it reads
- HubSpot contacts, companies, deals and engagement history (original source, last touch, lifecycle stage, lost-deal reasons)
- Compliance-approved message library stored as locked HubSpot snippets and templates, with approval IDs and expiry dates in a reference table (Airtable or a HubSpot custom object)
- FullEnrich waterfall enrichment and email verification results for job changes, bounces and company updates
- Warmly website visit and buying signal data tied back to known HubSpot contacts
- Suppression sources: existing client list, do-not-contact and opt-out records, complaint log and state registration coverage for the assigned reps
- Chili Piper routing rules and rep calendars
How it works, step by step
- Audit and tier the backlogThe agent pulls every contact with one touch or none since creation and tags them by original source, age, prior lifecycle stage, company size and any closed-lost reason. It produces tiers such as former opportunities lost to timing, MQLs never worked, event and webinar leads, and content-only leads, so the oldest and least qualified are not mixed with near-misses.
- Clean, verify and suppress before anyone gets an emailEach wave runs through FullEnrich for verification and job-change detection. Bounced or departed contacts are updated or replaced with the current role holder where allowed, existing clients and anyone with an opt-out, complaint or do-not-contact flag are suppressed, and contacts in states where no assigned rep is registered are held back. An n8n workflow handles the enrichment calls and writes results back to HubSpot properties.
- Assemble nurture from approved modules onlySequences are built from compliance-approved blocks (subject lines, openers, educational content offers, calls to action, disclosures). The agent selects and orders blocks by segment and fills only approved merge fields (name, company, original topic of interest, event name). It cannot generate new sentences in customer-facing copy, and any module past its approval expiry is pulled automatically.
- Branch by history and behaviorFormer opportunities get a short, direct check-in track offering a plan review. Unworked MQLs get an educational track tied to their original download topic. Event leads get a recap-and-resource track. Opens without clicks slow the cadence, clicks on plan-review or fee-related content move the contact to a higher-intent branch, and no engagement after the final step parks the contact in a quarterly newsletter instead of repeated sends.
- Read replies and signalsHubSpot Breeze classifies replies into interested, not now, wrong person, unsubscribe, out of office, and needs a human (questions about products, fees, performance, accounts or complaints). Unsubscribes are honored at once, wrong-person replies trigger a lookup for the right contact, and Warmly visit data raises the intent score for contacts browsing service pages.
- Fire agent triggers at key stagesInterested replies and high-intent behavior create a HubSpot task for the territory rep with the contact's full history, which email they engaged with, and suggested next step. Where the lead is ready, the approved call to action points to a Chili Piper booking page routed by territory and registration, so the meeting lands directly on the right rep's calendar.
- Log, archive and reportEvery send, reply and agent action is logged on the HubSpot timeline and journaled to the firm's approved email archiving system, with the module approval IDs used. A weekly report shows backlog worked, meetings booked, pipeline created, suppressions, and any messages escalated to compliance.
When a person takes over
- Compliance (a registered principal) reviews and approves every new message module, sequence change and booking-page copy before it can be enrolled, and re-approves modules when they expire.
- A registered rep takes over any reply that asks about specific products, fees, performance, rollovers or account details, because only a licensed person can respond to those questions.
- Compliance is notified immediately of any reply that reads as a complaint, mentions a regulator, or alleges a past problem, and the contact is paused from all automation until they clear it.
- Marketing operations resolves data conflicts the agent flags, such as a dormant lead whose company is now an existing client or a contact matched to two different reps' territories.
Rules it follows
- No AI-written free text goes to a prospect: customer-facing messages are assembled only from compliance-approved modules with current approval IDs, and every outbound message is retained in the firm's archiving system to meet FINRA and SEC recordkeeping requirements.
- No performance figures, projections, guarantees, testimonials or product recommendations appear in any automated message, and required disclosures are locked into every template footer.
- Existing clients, opted-out contacts, complaint records and contacts in states where the assigned rep is not registered are suppressed before every wave, not just at setup.
- Daily sending caps and wave-based enrollment protect the sending domain, and any wave with a bounce or spam-complaint rate above the agreed threshold stops automatically for review.
- The agent escalates instead of guessing: any reply it cannot classify with confidence goes to a human queue rather than receiving an automated response.
How you know it works
- Share of the dormant backlog that has received a second, compliant touch
- Meetings booked from reactivated leads, by segment and source
- Pipeline created and influenced from reactivated contacts
- Positive reply rate and unsubscribe rate per segment and per module
- Bounce and spam-complaint rate per wave
From pilot to live
- Pilot: one segment, one approved trackStart with former opportunities lost to timing, the tier closest to revenue. Build the approved module library with compliance, connect archiving, run verification and suppression, and send in small daily waves. Reps review every routed lead and give feedback on fit and context quality.
- Expand: add tiers and branchingOnce compliance is comfortable with the review flow and deliverability is stable, add unworked MQLs and event leads with their own tracks, turn on Warmly signals and Chili Piper booking, and raise daily volume gradually while watching complaint and bounce rates.
- Full rollout and ongoing maintenanceThe full backlog runs on a rolling schedule, and new leads that go quiet after one touch are picked up automatically so the backlog does not rebuild. Ongoing upkeep covers module re-approval before expiry, suppression list syncs, enrichment refreshes, deliverability monitoring, and monthly tuning of branches based on what books meetings.

Straight answers.
Will our compliance team accept an AI agent sending messages to prospects?
The design is built for that review. The agent never writes new customer-facing sentences. It selects and orders blocks your principal has already approved, fills only approved merge fields, and logs the approval ID on every send. Every outbound message is archived the same way your reps' email is, so compliance reviews a fixed library and a sample of sends, not unpredictable generated copy.
Won't emailing thousands of leads that are years old damage our sending domain?
It will if you blast them all at once. The plan verifies every address first, suppresses bounces and departed contacts, sends in capped daily waves, and stops a wave automatically if bounces or complaints rise. Starting with the most recently engaged tiers builds sending reputation before you reach the oldest records.
What happens to leads who still don't respond after the nurture ends?
They are not emailed repeatedly. After the final step they move to a low-frequency approved newsletter and stay watched for signals, such as a site visit or a new webinar registration, which pulls them back into an active branch. Contacts who never engage after that are flagged for marketing to decide whether to archive them, keeping your list clean and your sending costs down.
