Workflow agent for professional services firms on HubSpot: replaces Monday-morning list building with segmented, referral-aware nurture that books partner meetings

This agent replaces the hand-built Monday lists at a 51 to 200 person professional services firm. Each week it assembles segmented target lists from the existing client base, past proposals, referral sources and dormant contacts in HubSpot, enrolls them in branching nurture, and fires agent tasks at the stages where a partner conversation or scoping call should happen. The result is reps spending Monday selling instead of filtering spreadsheets, more booked meetings with the right partner, and steadier pipeline that does not collapse when utilization peaks.

THE JOB

What The Monday List Operator does

At this firm, the business development reps and marketing coordinators start every week the same way: exporting HubSpot views into spreadsheets, cross-checking who was already contacted, looking up which partner owns which relationship, and pasting lists into sequences. By the time the list is ready, half of Monday is gone and the lists are inconsistent from rep to rep. The Monday List Operator owns that work end to end for the marketing team. It builds the weekly target segments from signals already in HubSpot (lost and stalled proposals, past clients with no active engagement, referral partners who have gone quiet, alumni contacts who changed jobs, and accounts showing website interest in a specific service line), routes each segment into the right multi-step nurture branch, and triggers agent actions at key stages: drafting a re-engagement note for the relationship partner, offering a scoping call, or creating a task for a rep. It does not pitch new logos cold or send proposals. It keeps the relationship-led motion intact and makes sure the right person gets the right warm contact at the right time, with the list waiting in each rep's queue when they log in on Monday.

PLATFORM

Built on HubSpot

The firm already runs HubSpot, and nearly every signal this agent needs (deal stage history, owners, engagement dates, email engagement) lives there, so the nurture, branching and task queues should stay native in HubSpot workflows with Breeze helping draft and summarize inside approved templates. HubSpot falls short in two places: weekly multi-source list assembly with capacity checks, and waterfall enrichment. A light n8n layer handles the Sunday orchestration (pulling utilization data, calling Apollo or FullEnrich, applying segment logic, writing results back), while Chili Piper handles partner calendar routing better than native meeting links for a firm where the right partner matters. This keeps one system of record that reps already use, with custom pieces only where they add real value, which also makes it practical to maintain on their behalf.

TRIGGERS

What starts it

  • Weekly scheduled run late Sunday night that rebuilds all target segments and loads each rep's Monday task queue
  • A HubSpot deal moves to Closed Lost or sits in Proposal Sent or Scoping for longer than the firm's defined stall window
  • A past client's engagement end date passes or a project is marked delivered, starting the follow-on and referral-ask branch
  • A known contact changes jobs (detected through enrichment) or a target account visits service-line pages repeatedly in a short window
  • A referral partner or alumni contact has had no logged touch in the defined quiet period
DATA

What it reads

  • HubSpot CRM: contacts, companies, deals, deal stage history, owner and relationship-partner properties, and marketing email engagement
  • HubSpot custom properties or objects for service line, engagement end date, referral source and partner relationship owner
  • Utilization or resourcing data (from the PSA, resourcing spreadsheet, or a time tracker like Toggl) synced into HubSpot as a capacity flag per service line
  • Enrichment for job changes and missing contacts via Apollo or FullEnrich, writing back to HubSpot
  • Website visitor and intent signals from Warmly or Leadfeeder (Dealfront) mapped to target accounts
  • Calendar availability for partners and reps through Chili Piper
THE WORKFLOW

How it works, step by step

  1. Rebuild the weekly segmentsOn the Sunday run, the agent queries HubSpot and sorts contacts into fixed segments: stalled or lost proposals, delivered engagements ready for follow-on, quiet referral partners, alumni who changed jobs, and accounts showing service-line interest. Each contact gets one primary segment, with suppression rules for anyone in an active deal, active engagement, or contacted in the last defined window, so no rep or partner double-touches a relationship.
  2. Check capacity before promoting a service lineBefore enrolling contacts into a branch tied to a specific service line, the agent reads the utilization flag. If a practice is over capacity, contacts interested in it go into a slower educational branch instead of a meeting-ask branch, and the agent prioritizes service lines with available bench. This keeps marketing from booking scoping calls the firm cannot staff.
  3. Enrich and clean the listMissing emails, bounced addresses and job changes are filled through Apollo or FullEnrich with a waterfall, and results are written back to HubSpot with a source and date stamp. Contacts that cannot be verified are held out rather than guessed at, and duplicates are flagged for merge instead of auto-merged.
  4. Route into branching nurtureEach segment enters its own HubSpot workflow branch. Stalled proposals get a short sequence that offers a revised scope or phased start. Delivered clients get a results recap and a referral ask timed after a satisfaction check. Quiet referral partners get a relevant insight and a partner-to-partner catch-up offer. Job changers get a congratulations note from their former relationship owner. Branches split further by service line and by whether the contact has engaged with recent content. Breeze writing assistance drafts the variable sections from approved firm content, inside templates marketing has signed off.
  5. Fire agent actions at key stagesWhen a contact replies, clicks a scoping offer, or crosses an engagement threshold, the agent stops the nurture and acts: it creates a HubSpot task for the owning rep with a one-paragraph context summary (history, last proposal, partner owner, open questions), or drafts a personal note for the relationship partner to review and send, or presents a Chili Piper booking link routed to the right partner's calendar for a scoping call.
  6. Load the Monday queueEach rep's HubSpot task queue is populated before the start of the week with prioritized calls and personal touches, sorted by signal strength and deal size potential, each with the reason it is on the list. Reps work the queue instead of building it.
  7. Report and tune weeklyA short weekly digest goes to marketing and BD leadership: segment sizes, enrollments, replies, meetings booked by segment and service line, contacts held for review, and any branch underperforming. The maintaining team adjusts segment rules, stall windows and copy based on this, not on guesswork.
HUMANS IN THE LOOP

When a person takes over

  • Any reply or meeting request involving an existing client relationship goes to the named relationship partner first, because partners own those relationships and a rep or agent stepping in can damage trust.
  • Scoping and pricing questions are handed to the partner or proposal lead with the agent's context summary. The agent never estimates fees, timelines or staffing.
  • Referral asks to delivered clients wait for a human to confirm the engagement ended well (for example, a satisfaction score or partner sign-off) before the agent sends anything.
  • Contacts the agent cannot place in a segment with confidence, conflicting ownership between two partners, or possible duplicates go to a marketing ops review queue instead of being guessed.
GUARDRAILS

Rules it follows

  • Relationship ownership is sacred: no automated email goes to a contact tied to an active engagement or a named partner relationship without that partner's opt-in for the branch, and partner-voice notes are always drafts for the partner to send.
  • Capacity-aware promotion: the agent never offers scoping calls for a service line flagged as over capacity, so marketing does not create demand the delivery team cannot meet.
  • No commitments in writing: copy never mentions prices, timelines, team members or outcomes beyond approved case summaries, and nothing references confidential client work.
  • Frequency caps and suppression across all branches so one contact never receives more than the agreed number of touches per period, regardless of how many segments they qualify for.
  • Every enrichment write-back records the source and date, and unverified emails are excluded from sending to protect domain reputation.
KPIS

How you know it works

  • Rep hours spent on manual list building each week (target: close to zero, measured by a simple before-and-after time log)
  • Meetings booked per week, split by segment (stalled proposal, follow-on, referral partner, job changer, intent)
  • Pipeline created from revived proposals and follow-on work with past clients
  • Referral introductions logged per quarter from delivered clients and referral partners
  • Share of booked scoping calls in service lines with available capacity
ROLLOUT

From pilot to live

  1. Pilot: one segment, one practiceStart with stalled and lost proposals for a single service line with available capacity. Map relationship-owner and service-line properties, build the suppression rules, and run the Monday queue for two reps in parallel with their manual process so they can compare quality before trusting it.
  2. Expand segments and partnersAdd delivered-client follow-on, quiet referral partners and job-change branches, bring in enrichment and visitor signals, and onboard partners to review drafted notes. Turn on Chili Piper routing to partner calendars and connect the utilization flag.
  3. Full rollout and ongoing maintenanceExtend to all service lines and all reps, retire the manual Monday list process, and move to a steady maintenance rhythm: weekly digest review, monthly segment and copy tuning, and quarterly review of stall windows, capacity rules and partner feedback, with the maintaining team fixing breaks when properties or workflows change.

How we build The Workflow Operator (workflow agents) ↗

Questions about this agent

Good questions.
Straight answers.

Our partners guard their client relationships closely. How do we stop this agent from emailing someone's best client?

Ownership is a hard rule in the build. Any contact tied to a named relationship partner or an active engagement is either suppressed or routed into a branch that only produces drafts for the partner to send. Partners opt in per branch, and conflicts between two owners go to a human review queue instead of being resolved automatically.

Will reps still have anything to do on Monday, or does this replace them?

It replaces the list building, not the selling. Reps open HubSpot on Monday to a prioritized queue of calls and personal touches, each with the reason it is there and the history they need. Their time goes into conversations and moving scoping calls forward, which is the work the firm hired them for.

What happens when a practice is fully booked and we cannot take new work for a few weeks?

The utilization flag for that service line switches the agent's behavior. Contacts interested in it move to a slower educational branch with no meeting ask, and the weekly queue shifts toward practices with bench capacity. When capacity frees up, the flag flips back and those warmed contacts move into the scoping-call branch.
