Trade show follow-up workflow agent for industrial manufacturers on HubSpot: post-event nurture that routes spec-driven leads to reps and distributors
This agent takes badge scans and booth notes from every trade show, loads them into HubSpot within a day, and runs segmented multi-step nurture by application, buying role and territory so no lead sits untouched for weeks. It checks the ERP for existing accounts and distributor coverage, then books meetings with the direct rep or hands the lead to the right channel partner when the buyer is ready.

What The Show Floor Closer does
A 51 to 200 person industrial manufacturer exhibits at several trade shows a year and comes home with hundreds of badge scans, half-legible booth notes and business card photos. Those leads land in a spreadsheet, wait for someone to clean them up, and by the time marketing imports them into HubSpot the buyer has forgotten the booth. This agent owns the window from show floor to first meeting. It normalizes and enriches the scan list, matches each contact against ERP customer and distributor records, sorts leads into segments (existing customer, distributor-covered prospect, direct-territory prospect, engineer or specifier, purchasing, student or competitor), and runs a branching nurture in HubSpot built around the spec-driven way industrial buyers actually decide: drawings, datasheets, samples and application reviews rather than demo requests. It triggers meeting booking or channel handoff at the right stage, logs every touch in HubSpot, and keeps marketing in control of content and approvals. It works for the marketing team, with the inside sales team, regional reps and channel manager as the receiving end.
Built on HubSpot
The team already runs HubSpot, so nurture, segmentation, marketing events, attribution and routing should live there, with Breeze helping draft content variants and summarize engagement. HubSpot falls short on reading messy booth notes, matching against ERP and distributor coverage, and handling read-only ERP data safely, so a custom AI agent orchestrated in n8n handles intake, matching and drafting and writes clean properties back to HubSpot. Chili Piper handles routing and booking for a mix of reps and engineers. Because they want it built and maintained for them, keeping the logic in HubSpot workflows plus one n8n layer keeps it supportable as territories, ERP fields and shows change.
What starts it
- A badge scan export, lead retrieval app sync or business card photo batch is uploaded for a tagged trade show event
- A show lead clicks a spec sheet, CAD download or sample request link in a nurture email
- A known show contact returns to the website and views product configuration, pricing request or distributor locator pages
- A show lead replies to any nurture email or asks a technical question
- A nurture branch completes with no engagement, prompting a re-route to a long-cycle track or a quarterly check-in
What it reads
- HubSpot contacts, companies, deals, marketing events and email engagement
- Trade show lead retrieval exports, booth notes and card scans
- ERP customer master, ship-to accounts and order history (read-only, synced via n8n)
- Distributor and channel partner territory map with assigned partner contacts
- Website visit and company-level intent signals from Warmly
- Waterfall enrichment for missing emails, titles and phone numbers from FullEnrich
How it works, step by step
- Ingest and clean the show list within 24 hoursn8n pulls the lead retrieval export and card scans, a custom AI agent reads booth notes and transcribes handwritten fields (product interest, application, timeline, quantity), dedupes against HubSpot, and FullEnrich fills missing emails and titles. Every record is tagged with the show, date and booth staffer so attribution holds through a long cycle.
- Match against ERP and channel coverageEach company is checked against the ERP customer master and the distributor territory map. Leads are flagged as existing account (with last order date), distributor-owned prospect, or direct-territory prospect. Existing accounts with open orders or quotes are routed to their account owner and excluded from prospect nurture.
- Assign segment and branchThe agent sets HubSpot properties for buying role (engineer or specifier, purchasing, plant or operations, executive), application or product line from booth notes, and stated timeline. Students, vendors and competitors are suppressed. Each combination maps to a HubSpot workflow branch with its own sequence and cadence.
- Send a fast, specific first touchWithin two business days, a plain-text email from the booth staffer references what was discussed and offers the specific asset tied to their application (datasheet, CAD file, compliance certificate, case application note). A custom AI agent drafts the personalized line from booth notes; marketing-approved templates carry the rest.
- Run spec-driven nurture over weeks, not daysEngineers get technical content (tolerances, materials, test data, sample offers). Purchasing gets lead times, distributor availability and quality certifications. Plant leads get uptime and retrofit content. Cadence slows over time and resets on engagement. Breeze assists with content variants and summarizing engagement on the contact record.
- Trigger the meeting or the handoff at key stagesSample requests, CAD downloads, return visits to configuration pages or a reply with a project detail fire the next stage. Direct-territory leads get a Chili Piper booking link routed to the right regional rep or applications engineer. Distributor-covered leads trigger a partner handoff with a context summary and a follow-up task to confirm contact.
- Report by show and close the loopWeekly, the agent posts a per-show summary to marketing: leads touched, segments, meetings booked, partner handoffs accepted, and leads with no response. Databox dashboards track pipeline sourced by each event so the team can judge show ROI on actual pipeline.
When a person takes over
- A lead asks a technical question about tolerances, materials, certifications or custom engineering: the agent stops nurture and creates a task for an applications engineer, because a wrong spec answer can lose the account or create liability.
- A prospect sits in a distributor's territory: the channel manager reviews and confirms the partner handoff before the lead is sent, since partners have conflicting coverage and channel conflict is costly.
- The ERP shows the company is an existing customer with open quotes, credit holds or an active dispute: the account owner takes over and the agent does not contact them.
- A lead asks for pricing, a quote or lead time on a specific part number: inside sales owns it, since pricing depends on volume, channel and contract terms the agent should not guess.
Rules it follows
- Never contact a lead the ERP or territory map assigns to a distributor without the channel manager's rule allowing it, and never quote direct pricing that undercuts a partner.
- Only send technical claims, specs and certifications from an approved asset library; the agent cannot generate or paraphrase performance numbers.
- ERP access is read-only and limited to account status, territory and last order date; order values and margins are never written into emails or HubSpot notes visible to marketing.
- Respect consent: show leads who did not opt in get one relevant follow-up and an unsubscribe path, regional email rules are applied by country, and suppressed contacts are never re-enrolled.
- Cap sends per contact and per company so one plant with eight booth visitors does not receive eight parallel sequences.
How you know it works
- Median time from show close to first personalized touch
- Percentage of show leads contacted within two business days
- Meetings booked with reps or applications engineers per show
- Distributor handoffs accepted and followed up within the agreed window
- Pipeline and samples requested sourced by each trade show over a 6 to 12 month window
From pilot to live
- Pilot on one showPick the next trade show, map the territory and distributor rules, connect the ERP read sync, build two or three segments with approved assets, and run the agent with marketing reviewing every first-touch draft before send.
- Expand segments and channel handoffsAdd the full role and application branches, turn on Chili Piper routing to reps and applications engineers, and launch partner handoff with the channel manager approving each one. Reprocess older untouched show lists into a re-engagement track.
- Run every show and maintainEvery event follows the same intake, nurture and handoff process. The build is maintained ongoing: asset library updates, territory changes, ERP field changes, deliverability checks and monthly tuning of branches based on which segments book meetings.

Want The Show Floor Closer built for you?
Our experts build it inside your stack. Then we hand it off, maintain it, or operate it with you. Agents and programs get better with tuning, so most teams keep us on to run them. Bring this blueprint to a scoping call.
Scope this agent ↗ Get your own blueprint ↗Good questions.
Straight answers.
Our ERP is the source of truth for customers. Will this agent mess with it?
No. The agent reads a narrow set of ERP fields (customer status, territory, last order date) through a read-only sync and writes nothing back. It uses that data only to decide whether a show lead is an existing account, a distributor-owned prospect or a direct prospect, so nobody gets prospected who already buys from you.
How does it handle leads that should go to our distributors instead of our own reps?
It checks each company against your territory and partner map, then prepares a handoff with the booth notes, segment and engagement history. During rollout the channel manager approves each handoff, and the agent follows up with a task if the partner has not confirmed contact. You can later allow auto-handoff for partners with clean territories.
Our buying cycles run six months or more. Won't nurture just annoy people?
The cadence is built for long, spec-driven cycles: a fast, specific first touch, then useful technical assets spaced out over weeks, slowing further if there is no engagement and resuming when someone downloads a CAD file or returns to the site. Leads that stay quiet move to a light quarterly track instead of being dropped.
