HubSpot and Salesforce cleanup for an education company that catches term-aware usage drops at partner schools and districts

This build audits and cleans a HubSpot portal and its Salesforce sync, separates institutions, students and parents into governed record types, and feeds aggregate, FERPA-safe usage into both systems, measured against each partner's own term calendar, so a real engagement drop is flagged within a week instead of noticed at renewal. The result is customer data RevOps and account teams trust, kept accurate through ongoing admin, with a clean base for an AI agent to brief owners on at-risk partners.

THE JOB

What The Term-Aware Retention Cleanup delivers

A 200+ person education and training company sells a learning platform and instructor-led programs to school districts, colleges and corporate training departments, and also enrolls individual learners whose parents often pay. Salesforce is the system of record for institutional contracts. HubSpot runs marketing, enrollment nurture and parent communications. Usage drops for weeks before anyone notices, and the reason is structural: learner activity naturally collapses during winter break, spring break and summer, so every simple alert that was ever built fired constantly and got ignored. Meanwhile parents, students and institutional admins sit in the same contact object with overlapping lifecycle stages, duplicates from every enrollment cycle, and student-level fields that should never have synced into a marketing tool. This build delivers a severity-ranked audit of the HubSpot portal and the Salesforce sync, a cleanup of settings, permissions, integrations, workflows, pipelines and properties, a hard FERPA boundary that keeps student-level records out of both CRMs, and a usage feed that compares each institution's activity to its own term calendar so a genuine drop stands out from a scheduled break. RevOps owns the system; ongoing admin from a HubSpot solutions partner keeps it working through every term change, new integration and enrollment surge.

PLATFORM

Custom build

Salesforce stays the system of record for institutional contracts and ownership because that is where the account teams work and where renewals are forecast, so At Risk tasks land there. HubSpot is the right place to fix audience separation, consent, subscription types and parent communications, and its Salesforce connector, data quality tools and Breeze features make dedupe, property governance and a later briefing agent practical without a new platform. The usage pipeline is a custom build in n8n because term-aware baselines and FERPA aggregation are too specific for an off-the-shelf connector, and keeping the logic in one auditable workflow makes compliance review straightforward.

WHEN TO DO IT

Signs it is time

  • Account managers learn a district or college stopped using the platform only when the renewal conversation starts, often weeks or months after activity fell off
  • Usage alerts exist but fire every break and holiday, so the team has stopped reading them
  • Parents, students and institutional admins share one contact record type, causing wrong emails (renewal notices to students, nurture emails to district procurement)
  • Student names, grades or enrollment details have leaked into HubSpot or Salesforce through form fields, LMS syncs or imports, and nobody can say what is there
  • Each enrollment cycle creates a fresh wave of duplicate contacts and the Salesforce sync error queue keeps growing
WHAT IT TOUCHES

Systems and data

  • HubSpot portal (contacts, companies, workflows, lifecycle stages, forms, lists, user permissions, connected apps)
  • Salesforce (institution accounts, contracts, renewal opportunities, account ownership) and the HubSpot to Salesforce sync settings and error log
  • LMS and product activity data (for example LearnWorlds for the direct-to-learner catalog plus the core platform's event data), aggregated to institution or cohort level before it reaches any CRM
  • Term and academic calendar data per institution (start dates, breaks, exam windows, end dates), captured at contract signing or onboarding
  • Support desk tickets and educator pulse surveys (for example Zonka Feedback) for qualitative risk signals
  • Billing and enrollment systems for seat counts, cohort sizes and renewal dates
THE BUILD

How it gets built, step by step

  1. Run an AI-assisted, severity-ranked audit of the portal and syncPull a full inventory of HubSpot properties, workflows, lists, forms, users, permission sets and connected apps, plus Salesforce sync mappings and the error log. A custom AI build classifies findings into Critical (student-level data present in a CRM, admin rights held by departed staff, sync loops overwriting owner fields), High (broken renewal workflows, duplicate institutions, lifecycle stages shared across audiences) and Low (unused properties, stale lists). Every finding lists the object, record count and a proposed fix for RevOps to approve.
  2. Draw the FERPA boundary and purge what crossed itDefine which fields are allowed in HubSpot and Salesforce: institution, program, aggregate cohort metrics, and contact details for adult buyers, admins and paying parents who gave consent. Student-level grades, attendance, IDs and course records stay in the LMS. Locate every existing violation (form fields, imported columns, LMS sync mappings), export a deletion log for the compliance owner, delete the data, and remove the field or mapping that let it in. Lock schema changes so new properties need RevOps approval.
  3. Separate audiences and rebuild lifecycle stagesCreate distinct contact types for institutional buyers and admins, educators, adult learners and parents or guardians, with separate lifecycle stages for each. Rebuild subscription types so parents get enrollment and billing messages, institutional contacts get adoption and renewal content, and minors get no marketing at all. Map each type to the correct Salesforce object or record type so the sync stops overwriting one audience with another.
  4. Dedupe, enrich and govern institution and contact recordsMerge duplicate institutions using district or campus identifiers rather than name matching (one university often appears as five spellings), and set rules for parent-child structures such as district to school or university to department. Dedupe contacts with each enrollment cycle in mind, since the same parent may enroll several children. Enrich only institutional and adult buyer records with a vetted data provider, and never enrich students or parents. Document owners for every property and assign a governance review each term.
  5. Build the term-aware usage feedUse n8n to pull daily aggregate activity per institution (active learners as a share of enrolled seats, sessions per active learner, assignment or module completion) and write a weekly rollup to the Salesforce account and HubSpot company. Compare each week to that institution's own term calendar and prior-term pattern, so a break week is labeled expected and a mid-term drop is flagged. Set a Usage Health property (Healthy, Watch, At Risk, Scheduled Break) and route At Risk accounts to the Salesforce account owner with a task and context.
  6. Fix attribution and reporting so the numbers are trustedRebuild renewal and retention reporting on clean objects: renewals by institution type, usage health by term week, time from first At Risk flag to owner action, and source attribution for new institutional deals separate from direct learner enrollments. Publish a leadership view in Databox that pulls from both CRMs so finance, RevOps and account teams look at the same number.
  7. Hand over to ongoing adminA HubSpot solutions partner runs a monthly health check (sync errors, new duplicates, permission drift, unused workflows), loads the next term's calendar for every institution before the term starts, reviews any new integration for FERPA risk, and absorbs the property and workflow requests that would otherwise pile up during peak enrollment.
YOUR DECISIONS

Where your team weighs in

  • The compliance or privacy owner signs off on the FERPA field list and the deletion log before any student-level data is purged, because the deletion is irreversible and may need to be documented for institutional contracts
  • RevOps and customer success leadership decide the At Risk threshold per segment (a K-12 district, a community college and a corporate academy have very different healthy usage), rather than letting one default apply to all
  • Account owners decide what to do with each At Risk flag (call the district coordinator, schedule teacher retraining, or mark it a known pause such as a testing window), and that outcome is logged so thresholds can be tuned
  • Marketing and RevOps jointly approve audience separation rules for parents of minors, including which messages a parent may receive and when consent must be re-collected
QUALITY CHECKS

How we keep it right

  • No student-level education records (grades, attendance, course progress tied to a named student, student IDs) may enter HubSpot or Salesforce. Usage arrives only as institution or cohort aggregates, with small cohorts suppressed so an individual cannot be inferred
  • Every usage alert is checked against the institution's term calendar before it fires. An account with no calendar loaded shows Calendar Missing instead of a health score, so nobody acts on a false drop
  • Contacts flagged as minors are excluded from all marketing lists, enrichment and sequencing, enforced by a list-membership check before any workflow sends
  • Merges, deletions and sync mapping changes run in a sandbox or on a sample first, with a record count and rollback export saved before production changes
  • Admin and super admin rights are reviewed each month, and any connected app without a named owner and a documented data scope is disconnected
KPIS

How you know it works

  • Median days between an institution's real usage decline and an At Risk flag reaching the account owner
  • Share of At Risk flags that owners confirm as genuine (alert precision), tracked by term so break-season noise is visible
  • Gross renewal rate and logo retention for institutional accounts, compared term over term
  • Duplicate rate and open Salesforce sync errors, measured at the start and end of each enrollment cycle
  • Number of fields or records containing student-level data found in the monthly scan (target zero)
ROLLOUT

From pilot to live

  1. First slice: audit, FERPA boundary and one segmentComplete the severity-ranked audit, purge student-level data, fix critical permissions and sync errors, then load term calendars and turn on the usage feed for one segment (for example higher education accounts renewing in the next two terms). Owners work the flags manually and record outcomes.
  2. Expand: audiences, dedupe and all segmentsRoll out the separated audience types and lifecycle stages, finish institution dedupe with parent-child structures, extend the usage feed to K-12 districts and corporate training accounts with their own thresholds, and rebuild retention reporting in Databox.
  3. Run: ongoing admin and an AI layer on topMove to monthly admin with term-calendar loading before each term. Once the data is trusted, add a custom AI agent or HubSpot Breeze agent that writes a weekly brief for each At Risk institution (usage trend against the term, open support tickets, recent survey comments, contract dates) and drafts a suggested outreach for the owner to review, never sending on its own.

Questions about this build

Good questions.
Straight answers.

How does this stop us from getting flooded with alerts every winter break and summer?

Each institution's academic calendar is loaded into its account record, and the usage feed compares activity to that calendar and to the same week of prior terms. A drop during a scheduled break is labeled Scheduled Break, not At Risk. A drop in week six of a normal term is flagged. Accounts without a calendar show Calendar Missing, which is a prompt for the owner to collect it, not a false alarm.

Does putting usage data into Salesforce and HubSpot create a FERPA problem?

Not if it is built this way. Only aggregate metrics at the institution, school or cohort level go to either CRM, and very small cohorts are suppressed so no individual student can be identified. Named student records stay in the LMS. The cleanup also finds and removes student-level fields that have already crept in, with a deletion log your compliance owner approves. Your counsel should still confirm the boundary against your institutional contracts.

We sell to districts but parents pay for some programs. Will the cleanup break those parent communications?

No, it is designed to fix them. Parents and guardians get their own contact type, lifecycle stages and subscription types, so they keep receiving enrollment and billing messages while no longer landing on institutional renewal or adoption campaigns. Minors are excluded from marketing entirely. Parent records are tested on a sample before changes go to the full database, so active enrollment workflows are verified before switchover.

MORE PORTAL AUDIT, CLEANUP AND ONGOING ADMIN BLUEPRINTS
RevOps / operations · Ecommerce / DTCHubSpot portal audit and cleanup for DTC subscription brands whose subscribers cancel at renewal without warningA severity-ranked audit, cleanup and ongoing admin of a small DTC subscription brand's HubSpot portal, rebuilt so shipping problems, return requests, skipped orders, failed payments and support friction land on each subscriber's record before the next renewal charge. The result is a lean, trusted portal where RevOps can see which subscribers are drifting toward cancellation and act while there is still a shipment or two left to save them.RevOps / operations · Financial servicesHubSpot audit and admin for financial services firms whose churn only surfaces at renewalA severity-ranked audit, cleanup and ongoing admin of a 200+ person financial services firm's HubSpot portal, rebuilt so usage, service, billing and contact-change signals land on the account record long before the renewal date. The result is a compliant, trusted portal where RevOps can see at-risk accounts months out, and where an AI agent can later flag risk without guessing.RevOps / operations · Healthcare / life sciencesHubSpot and Salesforce cleanup for a healthcare software company that catches facility-level adoption drops without touching PHIThis build audits and cleans a HubSpot portal and its Salesforce sync, draws a hard PHI boundary, and feeds de-identified, facility-level usage into both systems so a clinic or department that stops using the product is flagged within a week instead of discovered at renewal. The result is governed customer data that RevOps and customer success trust, kept accurate by ongoing admin, with room for a custom AI agent to brief owners on at-risk sites.
