HubSpot portal audit and cleanup for DTC subscription brands whose subscribers cancel at renewal without warning

A severity-ranked audit, cleanup and ongoing admin of a small DTC subscription brand's HubSpot portal, rebuilt so shipping problems, return requests, skipped orders, failed payments and support friction land on each subscriber's record before the next renewal charge. The result is a lean, trusted portal where RevOps can see which subscribers are drifting toward cancellation and act while there is still a shipment or two left to save them.

THE JOB

What Subscriber Signal Rebuild delivers

A 30-person DTC brand sells consumables on monthly and quarterly subscriptions. HubSpot was set up during launch, the storefront and subscription app sync into it, and support runs through a help desk that half connects. Every week the team discovers cancellations only when the renewal charge fails or the subscriber cancels in the customer portal, and nobody can say whether the late shipment, the return request or the three unanswered tickets last month had anything to do with it. This build gives the RevOps and operations team a clean portal modeled around the subscriber (not the company), with order, shipment, return, payment and ticket history rolled up into a small set of risk properties on each contact and subscription record. It covers an AI-run, severity-ranked audit of the whole portal, fixes to settings, users, permissions and integrations, a rebuilt lifecycle and subscription pipeline, dedupe and property governance for a high-volume consumer database, attribution and retention reporting the team trusts, and ongoing admin from a HubSpot solutions partner who keeps syncs, workflows and properties healthy through peak seasons. Once it is in place, a Breeze customer agent can absorb order status and shipping questions, and a custom AI agent can watch the risk properties and draft save actions for the team to approve.

PLATFORM

Built on HubSpot

The brand already runs HubSpot and has a small team, so the right move is to make HubSpot the single place where subscriber health is visible rather than bolting on a separate customer success platform. HubSpot handles custom objects, calculated properties, workflows, ticketing and dashboards well enough for this volume, and Breeze agents can take over repetitive order status questions once the data underneath is clean. Where HubSpot falls short (carrier events, returns portals, and apps without a native sync), n8n moves the data in reliably, Zonka Feedback captures post-delivery and cancellation reasons, and Databox covers blended reporting with ad and finance data. A custom AI agent fits on top for risk review because the save decisions need context across several systems and still require a human to approve them.

WHEN TO DO IT

Signs it is time

  • Cancellations and failed renewals are discovered on the billing date, with no earlier flag anywhere in HubSpot
  • The storefront and subscription app sync creates duplicate contacts for guest checkouts, gift orders and email typos, so one subscriber looks like three people
  • Support tickets about where-is-my-order, damaged items and returns live in the help desk but never reach the contact record RevOps looks at
  • Retention reports disagree between HubSpot, the subscription app and the finance spreadsheet, so nobody trusts churn numbers
  • Last peak season broke workflows or hit marketing contact limits, and nobody owns fixing it before the next one
WHAT IT TOUCHES

Systems and data

  • HubSpot (contacts, custom subscription object, tickets, lifecycle stages, workflows, marketing contact settings)
  • Ecommerce storefront and subscription billing app (orders, renewals, skips, pauses, cancellations, failed payments)
  • Help desk, either HubSpot Service Hub or Help Scout (ticket volume, category, first response time, reopen count)
  • Shipping carrier and 3PL tracking data (delivery delays, lost and damaged shipments)
  • Returns portal and refund records
  • Post-delivery and cancellation surveys in Zonka Feedback
THE BUILD

How it gets built, step by step

  1. Run the AI-assisted portal audit and rank by severityExport settings, users, integrations, workflows, properties, lists and object counts, then use a custom AI agent to classify every finding as critical (breaks retention data or exposes consumer data), high (distorts reporting), medium or low. Typical critical findings in DTC portals: storefront sync overwriting lifecycle stage on every order, help desk tickets not associating to contacts, and duplicate subscriber records splitting order history. The output is one ranked list with an owner and fix for each item.
  2. Lock down settings, users, permissions and integrationsRemove departed staff and shared logins, set role-based permissions so seasonal support temps can work tickets without editing workflows or exporting customer lists, and document each integration's direction, field mapping and owner. Decide which app is the source of truth for each field (subscription app owns status and next charge date, help desk owns ticket data, HubSpot owns lifecycle and risk scores) and fix sync rules to match.
  3. Model the subscriber and rebuild lifecycle and pipelineCreate or clean a custom subscription object associated to the contact with status, plan, cadence, next renewal date, skips in last 90 days and pause history. Replace B2B-style lifecycle stages with ones that fit DTC (one-time buyer, active subscriber, at risk, paused, cancelled, win-back). Build a renewal pipeline where each upcoming charge is visible 14 to 30 days out, and route at-risk subscribers to the retention owner instead of a sales rep.
  4. Dedupe, govern properties and enrich only what mattersMerge duplicates on normalized email and phone, with rules for gift recipients and household accounts that keep order history attached to the paying subscriber. Archive unused properties, add descriptions and owners to the ones that stay, and set naming rules. Skip B2B contact enrichment, which adds little for consumers, and instead enrich from first-party data: order count, average order value, return rate and delivery issue count.
  5. Wire friction signals into risk propertiesUse n8n (or HubSpot data sync where it covers the field) to push carrier delay events, return requests, refunds and failed payments onto the contact and subscription records. Roll these up with ticket counts by category and the latest survey score from Zonka Feedback into a few calculated properties: friction events in last 60 days, days since last positive interaction, and a simple rules-based risk tier. Keep the logic transparent so the team can read why someone is flagged.
  6. Rebuild attribution and retention reportingFix UTM and source capture on first purchase so cohorts can be split by acquisition channel, then build dashboards in HubSpot (and Databox if finance wants blended metrics alongside ad spend) for renewal rate by cohort, cancellations by reason, churn after a delivery problem versus without, and at-risk subscribers by renewal week. Reconcile counts against the subscription app before anyone acts on them.
  7. Hand over to ongoing adminSet a monthly health check (sync errors, duplicate rate, workflow failures, contact tier usage), a pre-peak readiness review before each major season, and a change request process so new apps, promos or plans get added without breaking data. Publish a short runbook for the team.
YOUR DECISIONS

Where your team weighs in

  • Head of operations approves the source-of-truth map before any sync rule changes, because getting subscription status ownership wrong can trigger incorrect emails to thousands of subscribers
  • The retention owner decides which friction events count toward the risk tier and the thresholds for at risk, since only they know whether a single late box matters for this product
  • Customer support lead signs off on ticket categories and tagging so where-is-my-order, damage, return and billing tickets are labeled consistently enough to use as signals
  • Founder or finance lead approves merges of high-value duplicate records and any change to how churn and renewal rate are calculated in reporting
QUALITY CHECKS

How we keep it right

  • Seasonality check: risk thresholds are reviewed against peak-season baselines, so a spike in shipping tickets during holiday weeks or a carrier outage does not flag the whole base as at risk and flood the team with false alarms
  • No bulk merge, delete or lifecycle change runs without a dry-run export and a rollback file, and every change is logged with who approved it
  • Consumer consent and marketing status are preserved on every merge and sync, and non-marketing contacts are kept separate so cleanup never sends promotional email to people who did not opt in or quietly blows through the marketing contact tier
  • Every retention number on a dashboard is reconciled against the subscription app before release, with known gaps written on the dashboard itself
  • Risk scores stay rules-based and explainable at launch; any AI scoring added later must show the signals behind each flag
KPIS

How you know it works

  • Share of cancellations where the subscriber was already flagged at risk at least one shipment before cancelling
  • Duplicate contact rate and integration sync error count, tracked monthly
  • Percentage of support tickets associated to the correct contact and subscription record
  • Renewal rate for flagged subscribers who received a save action versus those who did not
  • Time for RevOps to answer a retention question from HubSpot alone, without exporting to spreadsheets
ROLLOUT

From pilot to live

  1. First slice: audit and critical fixesRun the severity-ranked audit, fix critical issues (sync overwrites, ticket associations, permissions, duplicate subscribers), and agree the source-of-truth map. Prove the data model on one subscription plan so the team can see a single subscriber's orders, shipments, tickets and renewals in one place.
  2. Signals and reporting across all plansExtend the subscription object and friction signals to every plan, launch the risk tier and the renewal pipeline view, and release retention dashboards after reconciliation. Run it in watch mode for a few renewal cycles so the retention owner can tune thresholds before acting on flags.
  3. Ongoing admin and agents on topMove to monthly health checks, pre-peak reviews and a change request queue. Turn on a Breeze customer agent for order status, tracking and return policy questions, with escalation to a human for damaged goods, refunds and cancellation requests, and add a custom AI agent that reviews at-risk subscribers weekly and drafts save actions (a skip, swap or service recovery note) for the retention owner to approve.

How we build RevOps cleanup and HubSpot admin (portal audit, cleanup and ongoing admin) ↗

Questions about this build

Good questions.
Straight answers.

Most of our tickets are where-is-my-order and returns. Are those really churn signals or just noise?

Some are, some are not, which is why the build counts them by category and over time instead of treating every ticket as a warning. A single tracking question rarely matters. A subscriber with a delayed shipment, a damage ticket and a return request in the same 60 days usually does. The retention owner sets those thresholds in phase two after watching a few renewal cycles, and they get rechecked before each peak season so holiday volume does not distort them.

Will this push us over our HubSpot marketing contact tier, given how many one-time buyers we have?

It should do the opposite. Part of the cleanup is merging duplicates and setting rules so one-time buyers and lapsed customers sit as non-marketing contacts unless they opt in and are part of an active campaign. Subscribers and win-back targets stay marketing contacts. The audit shows exactly how many records fall into each group before anything changes, and the monthly admin check watches tier usage going into peak season.

Do we need a customer success platform or an AI churn model to see risk early?

Not at this size. Most early warning comes from data you already have (skips, pauses, failed payments, delivery problems, tickets and survey scores) once it lands on the right record. A transparent rules-based risk tier in HubSpot is enough to start and easy for the team to trust. Once a few cycles of clean data exist, a custom AI agent can sit on top to review flagged subscribers and suggest save actions, but it builds on this foundation rather than replacing it.
