Reorder-cadence health and expansion agent for industrial manufacturers selling through distributors on HubSpot
The Retention Specialist reads ERP order history, distributor sell-through reports and HubSpot activity to score each end customer and channel account against its own normal reorder rhythm, then alerts the right owner with a matched save play when an account drifts. It also turns order mix, new ship-to sites, spec sheet downloads and quote requests into expansion signals, so a small success team finds growth by evidence instead of by luck.

What The Retention Specialist does
A small industrial manufacturer sells mostly through distributors and channel partners, with a handful of direct OEM accounts. The real customer and order data lives in the ERP, HubSpot holds contacts and some deals, and the success team of a few people only learns an account is slipping when a distributor mentions it or a reorder simply never arrives. Expansion happens when a rep happens to hear about a new production line. The Retention Specialist owns the health picture for every direct account and every distributor-served end customer it can see. It syncs ERP orders into HubSpot, learns each account's normal reorder interval and product mix, scores health weekly, flags risk and expansion signals with the evidence attached, and drafts the save or growth play for the account owner or partner manager. It never changes ERP records, never contacts a distributor's end customer without the partner manager's approval, and is maintained on an ongoing basis so scoring rules, ERP mappings and plays stay accurate as products and partners change.
Built on HubSpot
The team already runs HubSpot, and HubSpot handles the parts a small success team needs most: custom objects for ERP orders, health score properties, Breeze to summarize records and draft plays, workflows, tasks and partner associations in one place. HubSpot cannot read the ERP or distributor files natively, so n8n handles the nightly sync and file parsing, with Claude called inside n8n where order-pattern reasoning and evidence summaries need more judgment than rules. This keeps the system inside the tool the team already lives in rather than adding a separate customer success platform they would have to staff.
What starts it
- Nightly ERP sync completes and an account's days since last order passes its own historical reorder interval by a set margin
- A distributor submits a monthly sell-through or point-of-sale file showing an end customer's volume dropping or shifting to a competing part number
- An existing account opens a quote request, downloads a spec sheet or CAD file, or visits product pages for a line it does not buy yet
- A support ticket, RMA or quality complaint is logged against an account in HubSpot
- A key contact (buyer, plant engineer or maintenance lead) bounces, changes title or leaves, as detected by email bounce or enrichment refresh
What it reads
- ERP order, invoice, ship-to and part number history, synced read-only into HubSpot custom objects through n8n
- Distributor sell-through and POS reports (spreadsheets or portal exports) parsed and matched to end customer records
- HubSpot CRM: companies, contacts, deals, tickets, RMAs, partner associations and email engagement
- Website and spec-sheet engagement from HubSpot tracking plus Warmly for identifying which known accounts are researching new product lines
- Post-delivery and quarterly satisfaction surveys from Zonka Feedback
- Call and meeting notes captured by Fireflies for direct accounts and distributor reviews
How it works, step by step
- Sync and match ERP datan8n pulls new orders, invoices and ship-to addresses from the ERP each night, writes them to an Orders custom object in HubSpot and matches them to companies by ERP customer number. Unmatched records go to an exceptions list instead of creating duplicate companies.
- Learn each account's normal rhythmFor every account the agent calculates its typical reorder interval, average order size and core part numbers over the trailing 12 to 24 months. Health is judged against that baseline, so a customer who orders twice a year on a long spec cycle is not flagged for being quiet in month three.
- Score health weeklyA HubSpot health score property combines reorder drift, volume trend, product mix shrinking, open quality issues or RMAs, survey results, contact loss and distributor-reported sell-through. Each account lands in Healthy, Watch, At Risk or Critical, with the top three reasons written to a plain-English note on the record.
- Detect expansion signalsIn the same pass the agent looks for growth evidence: a new ship-to address (new plant or line), orders for an adjacent part family, rising volume above baseline, spec sheet or CAD downloads for products the account does not buy, and quote requests from new contacts at the same company. Each signal becomes a flagged opportunity with the evidence listed.
- Route to the right ownerDirect accounts route to the account manager. Distributor-served end customers route to the partner manager, never straight to outreach. Quality-driven risk also notifies the quality or applications engineer. Alerts arrive as HubSpot tasks with a Slack or email summary.
- Draft the matched playWatch: a check-in email draft referencing the last order and asking about upcoming production schedules. At Risk: a call brief with order history, open issues and a suggested review meeting. Critical: an executive or engineering visit plan and a joint call plan with the distributor. Expansion: a short brief and draft note introducing the adjacent product, with spec documents attached. All drafts wait for human approval.
- Track outcomes and recalibrateThe agent logs which plays were sent, whether the account reordered and whether expansion quotes converted, and reports monthly in Databox. Score weights and thresholds are reviewed as part of ongoing maintenance when false alarms or misses show up.
When a person takes over
- Any end customer served by a distributor: the partner manager decides whether to work through the distributor, run a joint call or contact the customer directly, because channel conflict can cost more than one account
- Quality complaints, RMAs or spec questions tied to a risk score go to the applications or quality engineer, who owns the technical answer before anyone discusses retention
- Critical accounts and any save play involving pricing, rebates, lead times or contract terms go to the sales or operations lead, since the agent cannot commit commercial terms
- ERP records that cannot be matched to a HubSpot company, or that show conflicting customer numbers, go to the operations admin to resolve rather than the agent guessing a match
Rules it follows
- ERP is the source of truth and the agent has read-only access; it never edits orders, prices, credit status or customer master data
- No direct outreach to a distributor's end customer without explicit partner manager approval logged on the record, and every alert notes which partner owns the relationship
- Judge silence against each account's own reorder cycle and known project timelines, so long spec-driven buying cycles are not mistaken for churn
- Never state or imply pricing, discounts, lead times, availability or technical specifications in drafts; these are pulled only from approved documents or left for a person to fill in
- Every score and signal shows its evidence (orders, dates, part numbers, tickets) so owners can verify it before acting, and the agent says when data is missing instead of filling gaps
How you know it works
- Share of at-risk accounts contacted within a set number of days of the alert
- Reorder recovery rate: accounts flagged as overdue that place an order within the following cycle
- Gross revenue retention across direct and distributor-served accounts
- Number of expansion opportunities created from agent signals and their quote-to-order conversion
- Alert precision: share of alerts the owner marks as valid versus false alarm
From pilot to live
- Pilot: direct accounts and one distributorConnect the ERP through n8n, backfill order history, and score direct accounts plus the end customers of one cooperative distributor. Alerts and drafts go to owners only, with owners marking each alert valid or not to tune thresholds.
- Expand: all distributors and expansion signalsAdd sell-through file parsing for remaining partners, turn on Warmly and spec-download signals, and activate the full set of save plays by risk level. Partner managers agree on the approval rules for end customer contact.
- Full rollout and ongoing maintenanceAll accounts scored weekly, Databox reporting live, and a monthly review of score weights, ERP field mappings, new products and new partners. Maintenance covers broken syncs, changed ERP fields and play updates so the team never has to fix the plumbing.

Good questions.
Straight answers.
Most of our end customers buy through distributors. How can the agent score accounts we never invoice directly?
It uses distributor sell-through or POS reports where partners provide them, matched to end customer records in HubSpot, and falls back to scoring the distributor account itself where they do not. Alerts for those customers always route to the partner manager, and the agent flags where data is thin so you know which partners to ask for better reporting.
Our customers might order once or twice a year on long project cycles. Won't this flood us with false alarms?
Scoring is based on each account's own reorder interval and order history, not a fixed number of days, and owners can log known project gaps so the agent waits. The pilot phase exists to tune thresholds against owner feedback before alerts go to the whole team.
Do we need to replace or modify our ERP for this to work?
No. The agent reads orders, invoices and ship-to data through the ERP's API, a database view or scheduled exports, and writes nothing back. If your ERP only supports file exports, n8n picks those up on a schedule, and maintaining that connection is part of keeping the system running.
