Website chat concierge for a small product-led B2B SaaS team on HubSpot
A website chat agent on HubSpot that answers product questions from your own docs, qualifies visitors with a few short questions, and books qualified buyers straight onto the right person's calendar while sending self-serve buyers to the trial. Every conversation lands in HubSpot as a contact with context, so a team of under ten can turn heavy pre-sales research traffic into booked meetings and pipeline without staffing live chat.

What The Concierge does
You are a SaaS company of fewer than ten people. The founder still takes most sales calls, one or two others cover sales and support, and nobody can watch live chat all day. Buyers read your pricing page, docs and comparison pages for days before they talk to anyone, and some sign up for a trial and never speak to you at all. Meanwhile your best-fit accounts leave the site with an unanswered question, or book a demo they did not need. The Concierge works for the sales team and owns the website chat end to end. It answers product, integration, security and pricing-tier questions from approved knowledge sources. It asks three to five qualification questions in plain conversation and decides the next best step: start a trial, book a meeting with the right person, or hand off to a human now. It writes every contact, answer and qualification result into HubSpot. Your team runs it after handoff: they edit the knowledge sources, adjust the questions and routing rules, and review the weekly conversation report.
Built on HubSpot
You already run HubSpot, so the agent belongs there. HubSpot's Breeze customer agent and chatflows cover the chat widget, answering from your knowledge base and site pages, handing off to the shared inbox, and writing contacts, transcripts and properties straight into the CRM with no sync to maintain. That matters for a team this size, because whoever owns it after handoff can edit sources and rules in the same tool they already use. Where HubSpot is thinner, add focused tools: Chili Piper for routing and in-chat booking across owners and round-robin, Warmly to identify target accounts on the site, n8n to bring product usage and trial data into HubSpot, and FullEnrich to complete thin contact records. A fully custom AI build is not needed here unless you later want the agent to act inside the product itself.
What starts it
- A visitor opens the chat widget or asks a question on any page
- A visitor spends meaningful time on high-intent pages (pricing, integrations, security, comparison) and the agent offers a contextual prompt
- A known HubSpot contact with an active trial returns to the site and starts a chat
- A visitor identified as a target account (through visitor identification) lands on the site during business hours
- A visitor submits a demo or contact form and the agent follows up in chat to qualify and book on the spot
What it reads
- HubSpot CRM (contacts, companies, deals, lifecycle stage, owner, trial and plan properties)
- HubSpot knowledge base, website pages and pricing page as the approved answer sources for the agent
- Product docs, integration list, security and compliance FAQ, and a short internal positioning doc (who it is for, who it is not for)
- Product usage data from the app (trial start date, active users, key feature activation) synced into HubSpot properties through n8n
- Website visitor identification from Warmly for company-level context on anonymous visitors
- Team calendars and routing rules in Chili Piper
How it works, step by step
- Greet with page contextThe agent opens with a prompt tied to the page (for example, on the pricing page it offers to explain which plan fits a team size). If the visitor is a known contact or an identified company, it reads HubSpot and Warmly data first so it never asks for something you already know, like company name or current plan.
- Answer the research question firstBuyers in this category arrive mid-research, so the agent answers the question asked before asking anything back. Answers come only from the approved knowledge sources and include a link to the source page. If the answer is not in the sources, it says so and offers to have a person follow up instead of guessing.
- Qualify in conversationIt asks a short set of questions woven into the chat: team size, current tool or process, use case, and timeline. It also checks whether the visitor already has a trial or account. Each answer is written to a HubSpot property, not just stored in a transcript, so lists, scoring and reports can use it.
- Route to the right next stepRules your team owns decide the path. Small teams with a clear self-serve use case get a direct trial link and a doc or two. Visitors who meet your sales-assist threshold (seat count, security review needed, multiple teams, migration from a competitor) get offered a meeting. Existing trial users with real usage and expansion signals are routed to whoever owns expansion. Current customers with support issues go to the support inbox, not sales.
- Book the meeting inside the chatFor qualified visitors, the agent shows available times through Chili Piper using round-robin or owner-based routing (existing account owner first, then the founder or rep on rotation). The meeting confirmation includes the visitor's questions and answers so the call starts at the right place.
- Capture and enrich the lead in HubSpotThe agent creates or updates the contact and company, logs the transcript, sets lead source to website chat, sets lifecycle stage, and assigns an owner. If only a work email was given, FullEnrich fills in title and company details. Qualified bookings create a deal in the right pipeline stage automatically.
- Follow up and reportVisitors who left without booking get a short follow-up email from HubSpot with the answer to their question and a booking link. A weekly report lists conversations, unanswered questions, bookings, and trial starts so your team can fill knowledge gaps and tune routing.
When a person takes over
- Live takeover when a target account or a visitor matching the sales-assist threshold is chatting during business hours: the agent pings the owner in Slack or the HubSpot inbox with a summary, and the person can step in within the chat.
- Any question the knowledge sources do not answer, especially custom pricing, discounts, contract terms, data residency or security questionnaires: the agent collects the detail and creates a HubSpot ticket or task for the founder instead of improvising.
- Existing paying customers raising a problem, a billing dispute or a cancellation: the agent stops qualifying and hands to the support inbox with the transcript attached.
- Frustrated, confused or off-topic conversations (repeated rephrasing, complaints, requests to speak to a person): the agent offers a human immediately and assigns a follow-up task if nobody is online.
Rules it follows
- Answer only from approved sources: published pricing, docs and the positioning doc. No invented features, roadmap dates, integrations or discounts. If unsure, say so and hand off.
- Respect the product-led path: never force a demo on a visitor who fits self-serve and wants to start a trial. Booking is offered when the qualification rules say sales will genuinely help.
- Never reveal product usage, plan or account details in chat unless the visitor is authenticated or verified by email, and never quote one company's data to another visitor from the same domain without verification.
- Treat existing customers and trial users differently from new prospects: no cold qualification questions to someone already paying, and expansion conversations go to the account owner, not the general rotation.
- Honor consent and privacy rules: visitor identification and chat tracking only run under your cookie consent setup, and the agent states that a person may review the conversation.
How you know it works
- Meetings booked from website chat per week, and the share that are held (not no-shows)
- Pipeline created from chat-sourced deals in HubSpot
- Chat-to-trial starts for self-serve visitors
- Share of chats answered fully by the agent without a human, and the count of unanswered questions per week (should trend down as sources improve)
- Time from first chat message to a human response on handed-off conversations
From pilot to live
- Pilot (pricing and demo pages)Turn the agent on only for the pricing, integrations and demo-request pages. Load the knowledge sources, set three to five qualification questions, and connect HubSpot and Chili Piper. The founder reviews every transcript daily for the first two weeks, flags wrong answers, and adjusts routing rules.
- Site-wide with trial and usage contextExpand to the full site and docs. Sync trial and usage properties from the app into HubSpot through n8n so the agent recognizes trial users and routes expansion signals. Add Warmly for target-account alerts and live takeover in Slack. Move transcript review to a weekly sample.
- Handoff to your teamDocument how to edit knowledge sources, qualification questions and routing rules, and train the person who will own it (often the founder or first sales hire). Set the weekly report and a monthly tuning review. Your team now runs it, with clear rules for when to change answers versus when to add new sources.

Want The Concierge built for you?
Our experts build it inside your stack. Then we hand it off, maintain it, or operate it with you. Agents and programs get better with tuning, so most teams keep us on to run them. Bring this blueprint to a scoping call.

Straight answers.
Will the agent push trial users who just want to self-serve into a demo they do not want?
No, if you set the routing rules correctly. The agent checks HubSpot for an active trial and usage properties and asks about team size and use case. Visitors who fit self-serve get a trial link and docs. A meeting is offered only when your threshold is met (larger seat count, security review, migration, or expansion signals in usage), so sales time goes to accounts where a conversation actually changes the outcome.
We are under ten people. Who answers when the agent hands off and nobody is online?
The agent tells the visitor when to expect a reply, collects the details, and creates a HubSpot task assigned to the right owner. Qualified buyers can still book a meeting directly from the calendar, so they do not need a live person. Live takeover alerts only fire during the hours you set, which keeps it realistic for a small team.
How does our team keep answers accurate after you hand it off?
Answers come only from the HubSpot knowledge base, site pages and docs you approve, so updating a page updates the agent. The weekly report lists questions it could not answer and conversations that were handed off. Your owner adds or fixes a source for each gap, and changes to pricing or features go into those sources the same day they ship.
