Railway Was Breached. Rotate Every Key Your AI Stack Touches.

Railway confirmed a security breach that began October 21, 2026: an unauthorized party may have accessed customer environment variables and, for some of them, obtained the decrypted contents. If anything in your stack runs on Railway, assume every credential it stores is exposed. Rotate them all, starting with your AI, payment, and CRM keys.

Railway hosts the glue that runs a lot of modern GTM and AI stacks: self-hosted automation servers, webhook workers, custom agents, internal apps. All of it runs on environment variables, and environment variables are where the API keys live. Railway told customers the incident appears to be part of a series of attacks "targeting platform companies with the aim of compromising AI inference providers." In plain terms: the attackers wanted your AI keys.

What happened at Railway?

Here is the timeline, as of October 23, 2026, from Railway's own incident page and its customer disclosure email:

  • October 21, 7:24 AM UTC: Railway detects anomalous activity in the systems that store customer environment variables and pauses builds across the platform.
  • October 21, late evening: Railway emails customers. The investigation indicates an unauthorized third party may have accessed encrypted environment variables and obtained decrypted contents for some of them.
  • October 22: Railway invalidates all API tokens, rotates all storage bucket credentials, invalidates OAuth sessions, and restores its API.
  • October 23: Builds and deployments are restored on all plans. New signups are still paused, impact-notification emails are still going out, and a preliminary incident report is expected the same day.

Independent coverage so far has been thin and mostly crypto-focused (example), which is exactly why Railway's own status page is the source to watch.

Why this hits GTM and AI teams harder than most

Railway's own remediation guides tell customers to check for unexpected usage on OpenAI, Anthropic, OpenRouter, Grok, Stripe, GitHub, AWS, GCP, and their databases. That list is a map of what people actually store on the platform, and it reads like the budget of a modern revenue team.

If you run n8n or Make scenarios on a Railway box, those workflows hold CRM tokens, email-sending keys, and enrichment credentials. If you have wired an AI model into your GTM stack the way teams are doing with Apollo and Claude, there is an inference key sitting in an environment variable somewhere. Stolen inference keys get drained fast, because compute resells instantly. That is why this class of attack targets AI keys first.

What should you rotate first?

Work the list in order of blast radius:

  1. Payment and billing keys. Stripe first. A leaked live key is the single worst outcome on this list.
  2. AI inference keys. OpenAI, Anthropic, OpenRouter, Grok. Issue new keys, revoke the old ones, and check each provider's usage page for spikes you do not recognize. If you are reissuing an Anthropic key anyway, a personal Claude account is where you manage it.
  3. CRM, email, and enrichment keys. HubSpot private app tokens, sending-tool keys, data-provider keys. These unlock your customer data, not just your compute.
  4. Database and registry credentials. Railway rotated its own storage bucket credentials, but anything pointing at an external database or container registry is on you.
  5. OAuth and Git access. Reconnect GitHub and create new Railway API tokens. Railway already invalidated the old ones, so your CI will fail until you do.

Then review service logs and provider dashboards for the window since October 21. No alerts configured is the most common gap this incident exposed: most teams cannot tell whether a key was used, only that it could have been.

Should you move off Railway?

Not reflexively. Railway communicated continuously, invalidated tokens proactively, and had builds restored in about two days. Moving platforms does not remove the work: the keys are already out, so rotation is mandatory wherever you host next.

That said, this is a fair moment to look at your hosting mix. Current terms for both are on our marketplace pages: Railway if you stay, and Netlify if your frontend does not need a full backend platform under it.

The bigger lesson for agent stacks

Every AI agent you deploy is a bundle of credentials with a job. The teams that shrugged this incident off had three habits: one key per service per environment, scoped permissions on every key, and spend alerts on every AI provider. The teams having a bad week had one god-key in six places. If you are wiring agents and connectors into your stack and want the credential design done properly the first time, that is part of what we build with custom MCP connectors.

Frequently asked questions

Was customer data stolen in the Railway breach?

Railway says an unauthorized third party may have accessed encrypted environment variables and obtained the decrypted contents of some. A preliminary incident report is expected October 23, 2026. Until scope is confirmed, treat every secret stored on Railway as exposed.

Which API keys were affected?

Railway has not published a definitive list. Its remediation guides cover OpenAI, Anthropic, OpenRouter, Grok, Stripe, GitHub, AWS, GCP, and database credentials, so rotate everything you stored as an environment variable.

Is Railway back up?

Yes, mostly. Builds and deployments were restored by October 23 on all plans. New signups remain paused, and Railway invalidated all old API tokens, so you need to create new ones.

How do I know if a stolen key was actually used?

Check each provider's usage and billing dashboard for activity since October 21, review audit logs where you have them, and set spend alerts going forward. Unexpected usage means revoke immediately and contact the provider.

If this week was the first time you mapped where your keys actually live, that is the real finding. Get a free AI readiness scorecard and see where your stack is solid and where it is one leaked variable away from a bad week.
