AI support agent for high-volume DTC ecommerce brands on HubSpot that automates the ten repeat order, shipping and returns questions

The Support Specialist is a HubSpot Breeze Customer Agent, connected through n8n to the store platform, carrier tracking, returns portal and payment processor, that answers and completes the ten questions that make up most of a DTC brand's tickets (where is my order, change my address, start a return, where is my refund and the rest). It replaces hand-typed answers with resolved tickets across chat, email and WhatsApp, holds up through peak season, and hands lost packages, disputes, safety reports and upset customers to a person with the order already pulled up.

THE JOB

What The Support Specialist does

A consumer brand with 200+ employees sells online direct to customers, and its support team spends most of every shift answering the same ten questions by hand: where is my order, why has tracking not moved, can I change my shipping address, can I cancel, how do I return this, where is my refund, can I exchange for another size, how do I use or find my discount code, how do I skip or pause my subscription, and do you ship to my country. Agents copy tracking numbers from the store admin into replies, look up refund status in the payment processor, and paste the returns policy from a doc, all while volume doubles or triples around holiday sales and launches. The Support Specialist works for the support and customer experience team and owns first response and resolution for those ten intents on web chat, email and WhatsApp. It reads live order, shipment, return and subscription data, takes bounded actions (address edits before fulfillment, cancellations before pick, return label creation, subscription skips, store credit within policy), logs everything to the HubSpot ticket and contact, and escalates anything outside its playbook. Because the brand chose build and maintain, the agent is kept current by an ongoing owner who updates policies, seasonal rules and actions so the in-house team never has to babysit it.

PLATFORM

Built on HubSpot

The brand already runs support in HubSpot, so the Breeze Customer Agent is the natural front line: it uses the HubSpot knowledge base, works inside Help Desk tickets and inboxes, and hands off to the same queues the team already uses, with full contact history. Breeze does not natively talk to the store platform, carriers, returns portal or subscription app, so n8n fills that gap with custom actions that read and write those systems under strict rules, and is easy for a maintainer to update when policies or apps change. Wati.io adds WhatsApp where many DTC customers prefer to ask, Zonka Feedback captures CSAT per conversation, and Databox combines HubSpot and order data into the deflection, cost per resolution, CSAT and credits view. A fully custom Claude build would add flexibility but more upkeep than this volume of well-defined, repetitive questions needs.

TRIGGERS

What starts it

  • A new conversation opens on web chat, the order status page, or WhatsApp
  • An inbound email creates a HubSpot ticket in the support inbox
  • A carrier exception event (delayed, failed delivery, returned to sender) fires on an order, prompting a proactive message before the customer asks
  • A return is received at the warehouse or a refund settles, prompting a status update to the customer
  • A seasonal mode switch (peak sale period, holiday cutoff, extended returns window) is turned on by the support lead
DATA

What it reads

  • HubSpot Help Desk tickets, contacts, conversation history and the knowledge base (returns policy, shipping zones, size guides, discount terms)
  • Ecommerce platform order data (line items, fulfillment status, address, cancellation eligibility) via API
  • Carrier tracking and shipping exception feeds, through the brand's shipping or tracking app
  • Returns and exchanges portal (eligibility, label creation, received and inspected status)
  • Payment processor and subscription app (refund status, store credit balances, next charge date)
  • A seasonal rules table in Airtable or HubSpot custom objects holding holiday cutoffs, promo terms and temporary policy changes
THE WORKFLOW

How it works, step by step

  1. Identify the customer and the orderThe agent matches the person by email, phone or WhatsApp number to the HubSpot contact, then asks for an order number only if the contact has more than one recent order. It verifies identity with order number plus email or postal code before showing any address or payment detail.
  2. Classify the request into one of the ten intentsBreeze classifies the message (order status, tracking stalled, address change, cancel, return, refund status, exchange, discount code, subscription change, international shipping). Anything outside the ten, or a message with negative signals like 'never arrived', 'charged twice' or 'made me sick', goes straight to the handoff path.
  3. Pull live data through actionsn8n workflows exposed as Breeze custom actions fetch fulfillment status, the latest carrier scan, return eligibility, refund settlement state or next subscription charge. The agent answers from these facts, not from the knowledge base guessing, and states the source and timestamp (for example, last carrier scan and location).
  4. Resolve within policyIf the order is unfulfilled, the agent edits the address or cancels. If the item is in the return window, it generates the label or exchange in the returns portal. If tracking has not moved past the carrier's threshold, it explains the next step and, where policy allows, issues a capped store credit. Every action writes a note and the resulting state back to the HubSpot ticket.
  5. Confirm and closeThe agent confirms what changed in plain language, sends the label or confirmation by the customer's channel, closes the ticket with an intent and resolution tag, and triggers a one-question CSAT survey in Zonka Feedback.
  6. Escalate with a ready caseWhen a handoff applies, the agent tells the customer a person will follow up and the expected window, then routes the ticket to the right HubSpot queue with order details, carrier history, prior contacts and a one-line summary so the human starts with the answer half done.
  7. Feed the dashboard and the weekly reviewIntent, resolution type, actions taken, credits issued, handoff reason and CSAT flow into Databox. The maintainer reviews low-CSAT conversations and new unknown intents weekly and updates content, actions or rules.
HUMANS IN THE LOOP

When a person takes over

  • Lost, stolen or damaged packages where the order value or reship cost is above the auto-credit cap: a claims specialist decides between reship, refund and a carrier claim, because these are where fraud and margin loss concentrate.
  • Chargebacks, payment disputes, double charges or anything the customer frames as a bank dispute: routed to the billing lead, since a wrong reply can weaken the brand's dispute evidence.
  • Product safety, allergic reaction, injury or quality defect reports: routed immediately to the CX lead and product quality owner, never answered by the agent beyond acknowledgement, because these may need reporting and legal review.
  • Repeat contacts on the same order, strong frustration, or customers tagged as high lifetime value or wholesale: sent to a senior agent who can make goodwill calls the agent is not allowed to make.
GUARDRAILS

Rules it follows

  • Never promise a delivery date the carrier data does not support, and during peak season always quote the published holiday shipping cutoffs from the seasonal rules table rather than normal transit times.
  • Store credit and refunds are capped per order and per customer per period, are only issued for the specific policy scenarios configured (for example, stalled tracking past threshold), and every credit is logged for the dashboard; anything above the cap goes to a person.
  • Only edit or cancel orders whose fulfillment status is unfulfilled; once picked, packed or shipped, the agent offers a return instead and never tries to intercept a shipment on its own.
  • Never ask for or accept full card numbers, passwords or one-time codes in any channel, and verify order ownership before revealing addresses, items or payment details.
  • Answers on returns, promos and shipping regions come only from the current knowledge base and seasonal rules; if a policy is not found or conflicts, the agent escalates instead of improvising.
KPIS

How you know it works

  • Automated resolution rate on the ten core intents, tracked per intent and per channel
  • Cost per resolution, comparing agent-resolved tickets to human-handled tickets
  • CSAT on agent-resolved conversations versus human-resolved conversations
  • Store credit and refund value issued by the agent per week, as a share of orders, to catch policy drift
  • Median first response and time to resolution during peak weeks compared with the prior peak
ROLLOUT

From pilot to live

  1. Pilot on real tickets (order status and tracking first)Export several months of past tickets, label the ten intents, and replay them against the agent with read-only actions to check accuracy. Go live on web chat for order status and tracking only, with humans reviewing a sample of every day's conversations before widening scope.
  2. Add actions and emailTurn on address edits, cancellations, return labels and subscription skips, then extend to the email inbox. Introduce capped store credits for stalled tracking once the claims team signs off on thresholds, and start the Databox dashboard and weekly review.
  3. Full rollout before peak seasonAdd WhatsApp through Wati.io, switch on proactive carrier exception messages, and load-test with the peak sale calendar, holiday cutoffs and extended return windows in the seasonal rules table. Rehearse the seasonal mode switch, then run ongoing maintenance with monthly policy and intent reviews.

How we build The Support Specialist (customer agent) ↗

Questions about this agent

Good questions.
Straight answers.

What happens when Black Friday or holiday volume triples overnight?

The agent scales with conversation volume, so the ten repeat intents keep getting answered instantly while humans focus on claims and escalations. Before peak, the support lead flips seasonal mode, which loads holiday shipping cutoffs, promo terms and extended return windows, and turns on proactive delay messages so many 'where is my order' contacts never get sent. Handoff queues are sized in advance so escalations do not pile up.

Will it hand out refunds and credits too freely?

No. It can only issue store credit in specific configured scenarios, under a per-order and per-customer cap, and it cannot issue cash refunds outside the returns workflow. Every credit is logged and shown on the dashboard, and anything above the cap, any dispute and any repeat claim goes to a person.

Who keeps it current when our returns policy or apps change?

Under build and maintain, the maintainer owns updates: new policies go into the knowledge base and seasonal rules, actions are adjusted when the store, returns or subscription apps change, and a weekly review of low-CSAT and unrecognized conversations decides what to fix next. Your team only needs to flag policy changes and approve thresholds.
