Follow-up coverage agent for a one-SDR healthcare company prospecting across three regions on HubSpot

The Prospector takes over the follow-up work one SDR cannot get to across three regions: it researches, drafts and sends compliant follow-ups in each region's business hours, watches for buying signals, and triages replies with a protected health information screen. The SDR and founder spend their time on live conversations and booked meetings instead of chasing threads that went cold because nobody had time to send the third touch.

THE JOB

What The Prospector does

A small healthcare and life sciences company (roughly 11 to 50 people, founder-led, selling software and services to clinical operations, lab and practice leaders) has one SDR covering three regions in different time zones. First touches go out, but follow-up falls apart: replies sit for days, second and third touches never happen, and warm website visitors from the quieter regions get no outreach at all. The Prospector owns follow-up coverage. It keeps every open prospect thread moving on a defined cadence per region, refreshes signals daily, drafts and sends follow-ups using only approved messaging and claims, classifies and screens every reply, and hands the SDR a short, prioritized queue of people who actually want to talk. It runs inside HubSpot so the founder sees every touch, every handoff and the pipeline it creates, and it is maintained on an ongoing basis so cadences, suppression lists, deliverability and approved messaging stay current.

PLATFORM

Built on HubSpot

The company already runs on HubSpot, so the follow-up queue, ownership, sequences, tasks and reporting should live there where the founder and SDR already work. Breeze handles research and drafting against the approved context well, and HubSpot workflows handle suppression and routing. HubSpot falls short on high-volume cold sending, visitor identification and HIPAA-sensitive reply handling, so Smartlead covers sending and inbox health, Warmly covers signals, FullEnrich keeps data verified, and a custom AI agent in n8n handles reply triage on BAA-covered infrastructure so protected health information never reaches systems that are not cleared for it.

TRIGGERS

What starts it

  • A prospect enrolled in outreach reaches a follow-up date with no reply and no SDR activity logged
  • A known contact or target account from any of the three regions visits pricing, product or compliance pages
  • A prospect replies to any outreach email (positive, objection, referral, out of office or unsubscribe)
  • A contact is assigned to the SDR in HubSpot but has had no touch within the agreed response window
  • The SDR marks a call or meeting as no-show, triggering a rebook follow-up
DATA

What it reads

  • HubSpot CRM (contacts, companies, deals, sequences, owner, region and lifecycle properties)
  • An approved AI context library in HubSpot: ICP by region, offer, case studies cleared for external use, objection answers and a pre-reviewed clinical claims list
  • Warmly for website visitor identification and account-level buying signals
  • FullEnrich for waterfall contact enrichment and email and phone verification
  • Smartlead sending data (inbox health, bounces, warmup status, reply events)
  • Suppression sources: customer list, open deals, partner and channel accounts, do-not-contact and unsubscribe records
THE WORKFLOW

How it works, step by step

  1. Build the daily follow-up queue by regionEach morning in each region's time zone, the agent pulls every open prospect thread from HubSpot that is due for a touch, overdue, or newly warmed by a signal. It groups them by region and ranks them by fit score, recency of engagement and signal strength, so the most likely meetings get handled first rather than whatever happens to be at the top of the SDR's inbox.
  2. Refresh signals and verify contactsWarmly visitor and account signals are matched to HubSpot records. Contacts with stale or unverified emails are run through FullEnrich before any send. Role changes (the champion left, a new practice or lab director started) are flagged, and the thread is either re-pointed to the new contact or paused for SDR review.
  3. Apply suppression and routing rulesBefore drafting, the agent removes existing customers, contacts on open deals owned by the founder, partner accounts, unsubscribes and anyone touched by a human in the last few days. Large health system accounts and anything flagged as strategic are routed to the founder instead of automated follow-up.
  4. Draft follow-ups from approved contextUsing HubSpot Breeze for research and drafting, the agent writes each follow-up with a new angle (a relevant case study, an objection answer, a regional regulatory or workflow point) rather than a bump. Claims about outcomes, clinical impact or compliance are pulled only from the pre-reviewed claims list. Anything outside it is held for review instead of sent.
  5. Send in local business hours with deliverability controlsFollow-ups are sent through warmed Smartlead inboxes on a separate sending domain, timed to each region's working hours, with daily volume caps per inbox. Bounce and spam signals pause the affected inbox automatically and alert the operator maintaining the system.
  6. Triage replies with a PHI screenA custom AI agent, orchestrated in n8n and running only on infrastructure covered by a BAA, classifies every reply (interested, objection, wrong person, referral, out of office, unsubscribe). Before any classification or logging, the reply is checked for protected health information. Replies that contain it are quarantined and redacted, never written to prompts, notes or logs, and sent to the compliance owner.
  7. Hand off and reportInterested replies go to the SDR as a HubSpot task with a short brief (who, why now, what they asked, suggested next step) and a Chili Piper booking link routed to the right calendar. Referrals and objections get an agent-drafted response for SDR approval. A weekly dashboard in HubSpot (or Databox if the founder wants a single view across tools) shows follow-up coverage, meetings and pipeline by region.
HUMANS IN THE LOOP

When a person takes over

  • Any positive reply or meeting request goes straight to the SDR with a brief and booking link, because the first live conversation is where a human earns trust with clinical and operational buyers.
  • Questions about clinical evidence, regulatory status, security reviews or HIPAA terms go to the founder or clinical lead, because the agent must never improvise answers on clinical or compliance topics.
  • Replies that contain protected health information (for example a practice manager describing a patient situation) are quarantined and handed to the designated compliance owner, who decides how to respond and whether anything needs to be recorded.
  • Prospects at large health systems or accounts already in a founder-led conversation are routed to the founder, because multi-stakeholder deals need relationship judgment, not cadence.
GUARDRAILS

Rules it follows

  • No protected health information may enter prompts, CRM notes or logs unless the specific system is covered by a signed BAA. Replies are screened and redacted before classification, and prospect data is limited to business contact and firmographic fields.
  • Clinical, outcome and compliance claims can only come from the pre-reviewed claims list. New claims or case study language must be approved by a clinical or regulatory reviewer before the agent can use them.
  • Suppression always runs before sending: customers, open deals, partner accounts, unsubscribes, do-not-contact records and anyone a human touched recently are never auto-contacted.
  • Every follow-up must add a new, relevant reason to reply. No guilt-trip bumps, no fake urgency, no pretending to be the SDR's personal note if it was not reviewed.
  • Sending stays within per-inbox daily caps on a separate domain, and any inbox with rising bounces or spam complaints is paused automatically until the maintaining operator clears it.
KPIS

How you know it works

  • Follow-up coverage: share of due follow-ups sent on time in each region
  • Median time from prospect reply to SDR response
  • Meetings booked per region per week
  • Pipeline created from agent-touched contacts
  • Deliverability health: bounce rate, spam complaint rate and inbox placement trends
ROLLOUT

From pilot to live

  1. Pilot in one regionLoad the approved context library and claims list, connect Warmly, FullEnrich and Smartlead, set up suppression and the PHI screen, and run follow-up in the region with the biggest backlog. The SDR approves every draft for the first stretch so tone, claims and routing can be tuned.
  2. Extend to all three regionsAdd region-specific ICP notes, objection answers and send windows. Move routine follow-ups to auto-send while keeping objection responses, referrals and anything near clinical topics in the approval queue. Turn on Chili Piper routing and the weekly dashboard.
  3. Full operation with ongoing maintenanceThe agent runs daily across regions. Maintenance covers weekly checks on deliverability, suppression accuracy and reply classification, monthly refresh of messaging and the claims list with the clinical reviewer, and adjustments when HubSpot, data vendors or regional priorities change.

How we build The Prospector (prospecting agent) ↗

Questions about this agent

Good questions.
Straight answers.

Our prospects are clinicians and practice leaders. Does this put us at HIPAA risk?

Prospecting data itself (names, roles, business emails, company details) is not protected health information, and the agent is limited to those fields. The risk is in replies, where a prospect might mention a patient. Every reply is screened before it is classified or logged, anything containing health information is quarantined and redacted, and only systems covered by a signed BAA ever touch reply content. A named compliance owner handles anything that gets flagged.

With one SDR across three regions, what does the SDR actually do once this is live?

The SDR stops sending follow-ups by hand and stops triaging the inbox. Each day they get a ranked queue of interested replies, warm signals and approval items by region, each with a short brief. Their time goes to calls, meetings and the replies that need judgment, and the agent keeps the quieter regions moving so they are no longer the ones that get dropped.

How do you stop the agent from making clinical or outcome claims we have not cleared?

The agent can only use claims from a pre-reviewed list built with your clinical or regulatory reviewer. If a draft needs a point that is not on the list, it is held in the approval queue rather than sent. As part of maintenance, the list is reviewed on a regular schedule so new case studies and evidence can be added once they are approved.

MORE PROSPECTING AGENT BLUEPRINTS
Founder / leadership · Ecommerce / DTCWholesale and corporate gifting prospecting agent for small DTC brands on SalesforceThe Prospector replaces the Monday morning list-building ritual at a small DTC brand by sourcing, enriching and sequencing wholesale retailers and corporate gifting buyers every week, and by catching business buyers hidden in a website flooded with consumer traffic. Reps start the week with qualified stockist and gifting conversations in Salesforce, timed to retail buying windows and the Q4 gifting rush, which means more booked meetings and more wholesale pipeline.Founder / leadership · Financial servicesCompliance-approved instant reply agent for demo requests at small B2B financial services firms on SalesforceThe Prospector replies to every inbound demo request within minutes, around the clock, using only compliance-approved message templates, books qualified buyers onto the founder's or a rep's calendar, and works back through the requests that already went cold. Every message is archived for FINRA and SEC recordkeeping, so the firm stops losing half its inbound overnight without creating a compliance problem.Founder / leadership · Manufacturing / industrialDormant lead reactivation agent for small industrial manufacturers selling through distributors on HubSpotThe Prospector works through the backlog of old, never-followed-up leads in HubSpot, checks each one against ERP customer and distributor data, re-verifies and enriches the contacts, and sends spec-relevant follow-ups that ask about current projects. Leads that respond or show fresh buying signals are routed to the right person (direct rep, applications engineer, or channel partner), so a dead database turns into booked meetings and pipeline without stepping on distributor relationships.
