Website chat agent for a small B2B SaaS team on HubSpot that qualifies visitors, answers product questions and books demos
The Concierge is a HubSpot Breeze-powered website chat agent that answers product and pricing-page questions from approved knowledge, qualifies visitors, steers self-serve fits to the trial and books sales-led fits straight onto the right founder's or rep's calendar. It turns heavy pre-sales research traffic into captured, routed HubSpot contacts and booked meetings without a small team watching chat all day.

What The Concierge does
A software company of under ten people sells a SaaS product two ways: some buyers sign up for a free trial and convert on their own, others want a demo before committing. Today the website has a demo form and a trial signup button, and nobody can staff live chat. Buyers read docs, pricing and comparison pages for days, then leave without talking to anyone, and form fills arrive with too little context to prioritize. The Concierge works for the founder-led sales team. It owns the website chat conversation from first question to outcome: answering product, integration, security and plan questions from approved sources, asking a short set of qualification questions, deciding whether the visitor belongs in the trial or in a sales conversation, booking the meeting with the right person, and writing a clean contact, company and conversation summary into HubSpot so whoever takes the call knows what was already asked. The team runs it day to day after handoff, owning the knowledge base, the routing rules and weekly transcript review.
Built on HubSpot
The company already runs HubSpot, and the Breeze customer agent sits natively in HubSpot chat, reads the knowledge base and writes conversations, contacts and properties straight into the CRM, which matters for a team too small to maintain custom integrations. HubSpot falls short in two places for a mixed product-led and sales-led motion: it does not know trial and usage data out of the box, so n8n syncs product events in, and its native meeting links are basic, so Chili Piper handles in-chat booking and ownership-aware routing. Warmly adds company-level context on anonymous visitors. A fully custom AI build is not needed at this size; it becomes worth considering only if the agent must query live account data in the product itself.
What starts it
- A visitor opens the chat widget on any page, or engages with a proactive prompt on pricing, comparison, integrations or demo pages
- A known contact who is mid-trial (trial lifecycle stage or recent product signup in HubSpot) returns to the site and opens chat
- A visitor identified as a target-fit company by visitor identification lands on a high-intent page and stays past a set time threshold
- A visitor abandons the demo request form partway, triggering a chat offer to finish booking in conversation
- After hours or when all humans are set to away, chat routes to the agent instead of an offline form
What it reads
- HubSpot CRM: contacts, companies, deals, lifecycle stages, owners and existing conversation history
- Approved knowledge sources loaded into Breeze: public docs and help center, pricing and plan pages, a curated internal FAQ covering security, integrations, limits and roadmap language the team has signed off on
- Product signup and usage events synced into HubSpot (trial start date, workspace size, key activation events, plan) via the product's API and n8n
- Visitor identification data from Warmly or RB2B for company-level fit and returning-visitor context
- Rep and founder calendars plus routing rules in Chili Piper or HubSpot Meetings
- Ideal customer profile definition and qualification criteria documented in a shared doc the team maintains
How it works, step by step
- Lay the foundations in HubSpotBecause nothing exists yet, start with the data model: define lifecycle stages that separate trial users, product-qualified leads and sales-qualified leads; add properties for company size, use case, current tool, timeline, trial status and chat qualification outcome; set owners and a simple round robin or territory rule; connect the product so trial signups and a few activation events land on the contact record through n8n.
- Build and approve the knowledge baseWrite a single curated FAQ covering the questions buyers actually ask before a call: pricing by plan, seat and usage limits, integrations, data security and compliance posture, migration from common alternatives, and what is and is not on the roadmap. Load it with public docs into the Breeze customer agent. Anything not in an approved source is answered with an offer to connect to a person, not a guess.
- Greet with context and answer firstThe agent checks HubSpot and visitor identification before speaking. A returning trial user gets help with their trial; an identified target account on the pricing page gets a plan-level answer. It answers the visitor's question before asking anything, since researching buyers leave when interrogated.
- Qualify in three to four questionsOnce the visitor is engaged, the agent asks a short sequence: team size or number of users, the job they are trying to get done, what they use today, and timing. It writes each answer to the matching HubSpot property as it goes, and asks for a work email only when there is a reason to (sending a resource, starting a trial or booking).
- Route to trial or meetingSmall teams with a straightforward use case are pointed to self-serve signup with the right starting template. Visitors who meet sales-led criteria (larger seat counts, security review, migration, procurement, custom terms), or trial users showing strong usage who ask about upgrading, get a Chili Piper booking link inside chat routed to the owning rep or founder, respecting existing account ownership.
- Capture and hand over cleanlyEvery conversation creates or updates the contact and company, logs the transcript, sets the qualification outcome, and for booked meetings creates a deal at the first stage with a short summary: who they are, what they asked, objections raised and what the agent promised. The meeting owner gets a HubSpot notification and the summary in the meeting record.
- Review and tune weeklyThe team reviews a sample of transcripts every week, especially unanswered questions and handoffs, adds new approved answers, adjusts qualification thresholds and checks that booked meetings were the right fit. Gaps found in chat feed the docs and pricing page too.
When a person takes over
- Pricing exceptions, discounts, custom contracts or annual terms: the agent states published pricing only and books or alerts the founder, because commercial commitments must come from a person
- Security questionnaires, compliance documentation or data residency questions beyond the approved FAQ: routed to the person who owns security reviews with the specific question attached
- Existing paying customers reporting a bug, outage or billing problem: handed to whoever covers support that day with a HubSpot ticket, so sales chat does not become a support queue
- A visitor who asks for a human, expresses frustration, or the agent cannot answer twice in a row: live handoff in HubSpot inbox during business hours, or a committed follow-up time after hours
Rules it follows
- Answer only from approved knowledge sources; if a fact about features, limits, integrations or roadmap is not in them, say so and offer a person rather than infer
- Never promise roadmap dates, discounts, trial extensions or plan changes; quote only published pricing and current plan limits
- Respect the motion: do not push a sales call on a visitor who clearly fits self-serve, and do not send a buyer who needs a security review or many seats into an unassisted trial
- Never reveal one customer's usage, account details or other customers' names; trial and usage data is used only to tailor help for that same logged-in or verified contact
- Respect consent: honor the cookie banner (for example CookieYes) before visitor identification runs, and capture email only with a clear reason and subscription preference recorded in HubSpot
How you know it works
- Meetings booked from chat per week and their show rate
- Chat-sourced pipeline created and the share that reaches a qualified opportunity stage
- Chat-to-trial signups and the share of those that hit the product's activation event
- Share of chat questions answered from approved sources without handoff, and the count of unanswered questions added to the knowledge base each week
- Time from booked meeting to first deal stage movement, as a check that routed meetings are the right fit
From pilot to live
- Foundation and shadow pilot (first weeks)Set up lifecycle stages, properties, owners and the product-to-HubSpot sync; write and approve the knowledge base; launch the agent on the pricing and demo pages only, with every transcript reviewed daily and booking limited to the founder's calendar.
- Expand coverageTurn the agent on across docs, integrations and comparison pages, add visitor identification and returning-trial-user greetings, switch on Chili Piper routing by owner, and move transcript review to twice weekly with a running list of knowledge gaps.
- Full handoff to the teamRun sitewide including after hours, hand the team a short runbook (how to add approved answers, change routing, read the chat dashboard and pause the agent), and settle into a weekly review cadence owned by one named person.

Want The Concierge built for you?
Our experts build it inside your stack. Then we hand it off, maintain it, or operate it with you. Agents and programs get better with tuning, so most teams keep us on to run them. Bring this blueprint to a scoping call.

Straight answers.
Will a chat agent push our self-serve buyers into demos they do not want and slow them down?
Not if routing is set by fit. The agent answers first, asks a few questions, and sends small, simple use cases to the trial with a relevant starting point. Only visitors who meet sales-led criteria, or trial users showing strong usage who ask about upgrading, are offered a meeting. You set those thresholds and adjust them in weekly review.
Can the agent use trial and usage data to spot product-qualified leads in chat?
Yes, once product events are synced into HubSpot. A verified trial user's plan, trial day and activation events are on their record, so the agent can help them through setup or offer an upgrade conversation when usage signals are strong. It never shares usage data with anyone other than that verified user, and it does not change plans or extend trials itself.
We are fewer than ten people. Who keeps this running after it is built?
One named owner, usually the founder or first sales hire, spending a short weekly block reviewing transcripts, adding approved answers for anything the agent could not handle, and checking that booked meetings were good fits. Routing and knowledge changes are made in HubSpot and Chili Piper without code; the n8n product sync only needs attention when your product's events change.
